Before you can move towards finding the right solution for a given problem, you first need to identify and define the problem you wish to solve. 

Here, you want to clearly articulate what the problem is and allow your group to do the same. Remember that everyone in a group is likely to have differing perspectives and alignment is necessary in order to help the group move forward. 

Identifying a problem accurately also requires that all members of a group are able to contribute their views in an open and safe manner. It can be scary for people to stand up and contribute, especially if the problems or challenges are emotive or personal in nature. Be sure to try and create a psychologically safe space for these kinds of discussions.

Remember that problem analysis and further discussion are also important. Not taking the time to fully analyze and discuss a challenge can result in the development of solutions that are not fit for purpose or do not address the underlying issue.

Successfully identifying and then analyzing a problem means facilitating a group through activities designed to help them clearly and honestly articulate their thoughts and produce usable insight.

With this data, you might then produce a problem statement that clearly describes the problem you wish to be addressed and also state the goal of any process you undertake to tackle this issue.  

Finding solutions is the end goal of any process. Complex organizational challenges can only be solved with an appropriate solution but discovering them requires using the right problem-solving tool.

After you’ve explored a problem and discussed ideas, you need to help a team discuss and choose the right solution. Consensus tools and methods such as those below help a group explore possible solutions before then voting for the best. They’re a great way to tap into the collective intelligence of the group for great results!

Remember that the process is often iterative. Great problem solvers often roadtest a viable solution in a measured way to see what works too. While you might not get the right solution on your first try, the methods below help teams land on the most likely to succeed solution while also holding space for improvement.

Tips for more effective problem solving

Problem-solving activities are only one part of the puzzle. While a great method can help unlock your team’s ability to solve problems, without a thoughtful approach and strong facilitation the solutions may not be fit for purpose.

Let’s take a look at some problem-solving tips you can apply to any process to help it be a success!

Clearly define the problem

Jumping straight to solutions can be tempting, though without first clearly articulating a problem, the solution might not be the right one. Many of the problem-solving activities below include sections where the problem is explored and clearly defined before moving on.

This is a vital part of the problem-solving process and taking the time to fully define an issue can save time and effort later. A clear definition helps identify irrelevant information and it also ensures that your team sets off on the right track.

Don’t jump to conclusions

It’s easy for groups to exhibit cognitive bias or have preconceived ideas about both problems and potential solutions. Be sure to back up any problem statements or potential solutions with facts, research, and adequate forethought.

The best techniques ask participants to be methodical and challenge preconceived notions. Make sure you give the group enough time and space to collect relevant information and consider the problem in a new way. By approaching the process with a clear, rational mindset, you’ll often find that better solutions are more forthcoming.  

Try different approaches  

Problems come in all shapes and sizes and so too should the methods you use to solve them. If you find that one approach isn’t yielding results and your team isn’t finding different solutions, try mixing it up. You’ll be surprised at how using a new creative activity can unblock your team and generate great solutions.

Don’t take it personally 

Depending on the nature of your team or organizational problems, it’s easy for conversations to get heated. While it’s good for participants to be engaged in the discussions, ensure that emotions don’t run too high and that blame isn’t thrown around while finding solutions.

You’re all in it together, and even if your team or area is seeing problems, that isn’t necessarily a disparagement of you personally. Using facilitation skills to manage group dynamics is one effective method of helping conversations be more constructive.

Get the right people in the room

Your problem-solving method is often only as effective as the group using it. Getting the right people on the job and managing the number of people present is important too!

If the group is too small, you may not get enough different perspectives to effectively solve a problem. If the group is too large, you can go round and round during the ideation stages.

Creating the right group makeup is also important in ensuring you have the necessary expertise and skillset to both identify and follow up on potential solutions. Carefully consider who to include at each stage to help ensure your problem-solving method is followed and positioned for success.

Document everything

The best solutions can take refinement, iteration, and reflection to come out. Get into a habit of documenting your process in order to keep all the learnings from the session and to allow ideas to mature and develop. Many of the methods below involve the creation of documents or shared resources. Be sure to keep and share these so everyone can benefit from the work done!

Bring a facilitator 

Facilitation is all about making group processes easier. With a subject as potentially emotive and important as problem-solving, having an impartial third party in the form of a facilitator can make all the difference in finding great solutions and keeping the process moving. 1. Six Thinking Hats

Individual approaches to solving a problem can be very different based on what team or role an individual holds. It can be easy for existing biases or perspectives to find their way into the mix, or for internal politics to direct a conversation.

Six Thinking Hats is a classic method for identifying the problems that need to be solved and enables your team to consider them from different angles, whether that is by focusing on facts and data, creative solutions, or by considering why a particular solution might not work.

Like all problem-solving frameworks, Six Thinking Hats is effective at helping teams remove roadblocks from a conversation or discussion and come to terms with all the aspects necessary to solve complex problems.

2. Lightning Decision Jam

Featured courtesy of Jonathan Courtney of AJ&Smart Berlin, Lightning Decision Jam is one of those strategies that should be in every facilitation toolbox. Exploring problems and finding solutions is often creative in nature, though as with any creative process, there is the potential to lose focus and get lost.

Unstructured discussions might get you there in the end, but it’s much more effective to use a method that creates a clear process and team focus.

In Lightning Decision Jam, participants are invited to begin by writing challenges, concerns, or mistakes on post-its without discussing them before then being invited by the moderator to present them to the group.

From there, the team vote on which problems to solve and are guided through steps that will allow them to reframe those problems, create solutions and then decide what to execute on. 

By deciding the problems that need to be solved as a team before moving on, this group process is great for ensuring the whole team is aligned and can take ownership over the next stages.

Here’s the most effective solution I’ve found: Replace all open, unstructured discussion with a clear process. 3. Problem Definition Process

While problems can be complex, the problem-solving methods you use to identify and solve those problems can often be simple in design. 

By taking the time to truly identify and define a problem before asking the group to reframe the challenge as an opportunity, this method is a great way to enable change.

Begin by identifying a focus question and exploring the ways in which it manifests before splitting into five teams who will each consider the problem using a different method: escape, reversal, exaggeration, distortion or wishful. Teams develop a problem objective and create ideas in line with their method before then feeding them back to the group.

This method is great for enabling in-depth discussions while also creating space for finding creative solutions too!

4. The 5 Whys 

Sometimes, a group needs to go further with their strategies and analyze the root cause at the heart of organizational issues. An RCA or root cause analysis is the process of identifying what is at the heart of business problems or recurring challenges. 

The 5 Whys is a simple and effective method of helping a group go find the root cause of any problem or challenge and conduct analysis that will deliver results. 

By beginning with the creation of a problem statement and going through five stages to refine it, The 5 Whys provides everything you need to truly discover the cause of an issue.

As the title suggests, the group defines a problems, then asks the question “why” five times, often using the resulting explanation as a starting point for creative problem solving.

5. World Cafe

World Cafe is a simple but powerful facilitation technique to help bigger groups to focus their energy and attention on solving complex problems.

World Cafe enables this approach by creating a relaxed atmosphere where participants are able to self-organize and explore topics relevant and important to them which are themed around a central problem-solving purpose. Create the right atmosphere by modeling your space after a cafe and after guiding the group through the method, let them take the lead!

Making problem-solving a part of your organization’s culture in the long term can be a difficult undertaking. More approachable formats like World Cafe can be especially effective in bringing people unfamiliar with workshops into the fold.

Facilitators create a cafe-style space and provide simple guidelines. Participants then self-organize and explore a set of relevant topics or questions for conversation.

6. Discovery & Action Dialogue (DAD)

One of the best approaches is to create a safe space for a group to share and discover practices and behaviors that can help them find their own solutions.

With DAD, you can help a group choose which problems they wish to solve and which approaches they will take to do so. It’s great at helping remove resistance to change and can help get buy-in at every level too!

This process of enabling frontline ownership is great in ensuring follow-through and is one of the methods you will want in your toolbox as a facilitator.

Discovery & Action Dialogue (DAD)   #idea generation   #liberating structures   #action   #issue analysis   #remote-friendly   DADs make it easy for a group or community to discover practices and behaviors that enable some individuals (without access to special resources and facing the same constraints) to find better solutions than their peers to common problems. These are called positive deviant (PD) behaviors and practices. DADs make it possible for people in the group, unit, or community to discover by themselves these PD practices. DADs also create favorable conditions for stimulating participants’ creativity in spaces where they can feel safe to invent new and more effective practices. Resistance to change evaporates as participants are unleashed to choose freely which practices they will adopt or try and which problems they will tackle. DADs make it possible to achieve frontline ownership of solutions.

7. Design Sprint 2.0

Want to see how a team can solve big problems and move forward with prototyping and testing solutions in a few days? The Design Sprint 2.0 template from Jake Knapp, author of Sprint, is a complete agenda for a with proven results.

Developing the right agenda can involve difficult but necessary planning. Ensuring all the correct steps are followed can also be stressful or time-consuming depending on your level of experience.

Use this complete 4-day workshop template if you are finding there is no obvious solution to your challenge and want to focus your team around a specific problem that might require a shortcut to launching a minimum viable product or waiting for the organization-wide implementation of a solution.

8. Open space technology

Open space technology- developed by Harrison Owen – creates a space where large groups are invited to take ownership of their problem solving and lead individual sessions. Open space technology is a great format when you have a great deal of expertise and insight in the room and want to allow for different takes and approaches on a particular theme or problem you need to be solved.

Start by bringing your participants together to align around a central theme and focus their efforts. Explain the ground rules to help guide the problem-solving process and then invite members to identify any issue connecting to the central theme that they are interested in and are prepared to take responsibility for.

Once participants have decided on their approach to the core theme, they write their issue on a piece of paper, announce it to the group, pick a session time and place, and post the paper on the wall. As the wall fills up with sessions, the group is then invited to join the sessions that interest them the most and which they can contribute to, then you’re ready to begin!

Everyone joins the problem-solving group they’ve signed up to, record the discussion and if appropriate, findings can then be shared with the rest of the group afterward.

Individual and group perspectives are incredibly important, but what happens if people are set in their minds and need a change of perspective in order to approach a problem more effectively?

Flip It is a method we love because it is both simple to understand and run, and allows groups to understand how their perspectives and biases are formed. 

Participants in Flip It are first invited to consider concerns, issues, or problems from a perspective of fear and write them on a flip chart. Then, the group is asked to consider those same issues from a perspective of hope and flip their understanding.  

No problem and solution is free from existing bias and by changing perspectives with Flip It, you can then develop a problem solving model quickly and effectively.

Flip It!   #gamestorming   #problem solving   #action   Often, a change in a problem or situation comes simply from a change in our perspectives. Flip It! is a quick game designed to show players that perspectives are made, not born.

10. The Creativity Dice

One of the most useful problem solving skills you can teach your team is of approaching challenges with creativity, flexibility, and openness. Games like The Creativity Dice allow teams to overcome the potential hurdle of too much linear thinking and approach the process with a sense of fun and speed. 

In The Creativity Dice, participants are organized around a topic and roll a dice to determine what they will work on for a period of 3 minutes at a time. They might roll a 3 and work on investigating factual information on the chosen topic. They might roll a 1 and work on identifying the specific goals, standards, or criteria for the session.

Encouraging rapid work and iteration while asking participants to be flexible are great skills to cultivate. Having a stage for idea incubation in this game is also important. Moments of pause can help ensure the ideas that are put forward are the most suitable.

To be creative, you should approach the problem (or the opportunity) from different points of view. You should leave a thought hanging in mid-air and move to another. This skipping around prevents premature closure and lets your brain incubate one line of thought while you consciously pursue another.

11. Fishbone Analysis

Organizational or team challenges are rarely simple, and it’s important to remember that one problem can be an indication of something that goes deeper and may require further consideration to be solved.

Fishbone Analysis helps groups to dig deeper and understand the origins of a problem. It’s a great example of a root cause analysis method that is simple for everyone on a team to get their head around. 

Participants in this activity are asked to annotate a diagram of a fish, first adding the problem or issue to be worked on at the head of a fish before then brainstorming the root causes of the problem and adding them as bones on the fish. 

Using abstractions such as a diagram of a fish can really help a team break out of their regular thinking and develop a creative approach.

12. Problem Tree 

Encouraging visual thinking can be an essential part of many strategies. By simply reframing and clarifying problems, a group can move towards developing a problem solving model that works for them. 

In Problem Tree, groups are asked to first brainstorm a list of problems – these can be design problems, team problems or larger business problems – and then organize them into a hierarchy. The hierarchy could be from most important to least important or abstract to practical, though the key thing with problem solving games that involve this aspect is that your group has some way of managing and sorting all the issues that are raised.

Once you have a list of problems that need to be solved and have organized them accordingly, you’re then well-positioned for the next problem solving steps.

13. SWOT Analysis

Chances are you’ve heard of the SWOT Analysis before. This problem-solving method focuses on identifying strengths, weaknesses, opportunities, and threats is a tried and tested method for both individuals and teams.

Start by creating a desired end state or outcome and bare this in mind – any process solving model is made more effective by knowing what you are moving towards. Create a quadrant made up of the four categories of a SWOT analysis and ask participants to generate ideas based on each of those quadrants.

Once you have those ideas assembled in their quadrants, cluster them together based on their affinity with other ideas. These clusters are then used to facilitate group conversations and move things forward.

It gives us an opportunity to gauge approaching opportunities and dangers, and assess the seriousness of the conditions that affect our future. When we understand those conditions, we can influence what comes next.

14. Agreement-Certainty Matrix

Not every problem-solving approach is right for every challenge, and deciding on the right method for the challenge at hand is a key part of being an effective team.

The Agreement Certainty matrix helps teams align on the nature of the challenges facing them. By sorting problems from simple to chaotic, your team can understand what methods are suitable for each problem and what they can do to ensure effective results. 

If you are already using Liberating Structures techniques as part of your problem-solving strategy, the Agreement-Certainty Matrix can be an invaluable addition to your process. We’ve found it particularly if you are having issues with recurring problems in your organization and want to go deeper in understanding the root cause. 

Agreement-Certainty Matrix   #issue analysis   #liberating structures   #problem solving   You can help individuals or groups avoid the frequent mistake of trying to solve a problem with methods that are not adapted to the nature of their challenge. The combination of two questions makes it possible to easily sort challenges into four categories: simple, complicated, complex , and chaotic .  A problem is simple when it can be solved reliably with practices that are easy to duplicate.  It is complicated when experts are required to devise a sophisticated solution that will yield the desired results predictably.  A problem is complex when there are several valid ways to proceed but outcomes are not predictable in detail.  Chaotic is when the context is too turbulent to identify a path forward.  A loose analogy may be used to describe these differences: simple is like following a recipe, complicated like sending a rocket to the moon, complex like raising a child, and chaotic is like the game “Pin the Tail on the Donkey.”  The Liberating Structures Matching Matrix in Chapter 5 can be used as the first step to clarify the nature of a challenge and avoid the mismatches between problems and solutions that are frequently at the root of chronic, recurring problems.

Organizing and charting a team’s progress can be important in ensuring its success. SQUID (Sequential Question and Insight Diagram) is a great model that allows a team to effectively switch between giving questions and answers and develop the skills they need to stay on track throughout the process. 

Begin with two different colored sticky notes – one for questions and one for answers – and with your central topic (the head of the squid) on the board. Ask the group to first come up with a series of questions connected to their best guess of how to approach the topic. Ask the group to come up with answers to those questions, fix them to the board and connect them with a line. After some discussion, go back to question mode by responding to the generated answers or other points on the board.

It’s rewarding to see a diagram grow throughout the exercise, and a completed SQUID can provide a visual resource for future effort and as an example for other teams.

By using SQUID, a group charts out the territory as they go and can navigate accordingly. SQUID stands for Sequential Question and Insight Diagram.

16. Speed Boat

To continue with our nautical theme, Speed Boat is a short and sweet activity that can help a team quickly identify what employees, clients or service users might have a problem with and analyze what might be standing in the way of achieving a solution.

Methods that allow for a group to make observations, have insights and obtain those eureka moments quickly are invaluable when trying to solve complex problems.

In Speed Boat, the approach is to first consider what anchors and challenges might be holding an organization (or boat) back. Bonus points if you are able to identify any sharks in the water and develop ideas that can also deal with competitors!

17. The Journalistic Six

Some of the most effective ways of solving problems is by encouraging teams to be more inclusive and diverse in their thinking.

Based on the six key questions journalism students are taught to answer in articles and news stories, The Journalistic Six helps create teams to see the whole picture. By using who, what, when, where, why, and how to facilitate the conversation and encourage creative thinking, your team can make sure that the problem identification and problem analysis stages of the are covered exhaustively and thoughtfully. 18. LEGO Challenge

Now for an activity that is a little out of the (toy) box. LEGO Serious Play is a facilitation methodology that can be used to improve creative thinking and problem-solving skills. 

The LEGO Challenge includes giving each member of the team an assignment that is hidden from the rest of the group while they create a structure without speaking.

What the LEGO challenge brings to the table is a fun working example of working with stakeholders who might not be on the same page to solve problems. Also, it’s LEGO! Who doesn’t love LEGO! 

LEGO Challenge   #hyperisland   #team   A team-building activity in which groups must work together to build a structure out of LEGO, but each individual has a secret “assignment” which makes the collaborative process more challenging. It emphasizes group communication, leadership dynamics, conflict, cooperation, patience and problem solving strategy.

19. What, So What, Now What?

If not carefully managed, the problem identification and problem analysis stages of the problem-solving process can actually create more problems and misunderstandings.

The What, So What, Now What? problem-solving activity is designed to help collect insights and move forward while also eliminating the possibility of disagreement when it comes to identifying, clarifying, and analyzing organizational or work problems. 

Facilitation is all about bringing groups together so that might work on a shared goal and the best problem-solving strategies ensure that teams are aligned in purpose, if not initially in opinion or insight.

Throughout the three steps of this game, you give everyone on a team to reflect on a problem by asking what happened, why it is important, and what actions should then be taken. 

This can be a great activity for bringing our individual perceptions about a problem or challenge and contextualizing it in a larger group setting. This is one of the most important problem-solving skills you can bring to your organization.

W³ – What, So What, Now What?   #issue analysis   #innovation   #liberating structures   You can help groups reflect on a shared experience in a way that builds understanding and spurs coordinated action while avoiding unproductive conflict. It is possible for every voice to be heard while simultaneously sifting for insights and shaping new direction. Progressing in stages makes this practical—from collecting facts about What Happened to making sense of these facts with So What and finally to what actions logically follow with Now What . The shared progression eliminates most of the misunderstandings that otherwise fuel disagreements about what to do. Voila!

20. Journalists  

Problem analysis can be one of the most important and decisive stages of all problem-solving tools. Sometimes, a team can become bogged down in the details and are unable to move forward.

By doing multiple rounds, your team can begin with a free generation of possible solutions before moving on to developing those solutions and encouraging further ideation.

Some problems are simpler than others and with the right problem-solving activities, you can empower people to take immediate actions that can help create organizational change. 

Part of the liberating structures toolkit, 15% solutions is a problem-solving technique that focuses on finding and implementing solutions quickly. A process of iterating and making small changes quickly can help generate momentum and an appetite for solving complex problems.

Problem-solving strategies can live and die on whether people are onboard. Getting some quick wins is a great way of getting people behind the process.   

It can be extremely empowering for a team to realize that problem-solving techniques can be deployed quickly and easily and delineate between things they can positively impact and those things they cannot change.

At a minimum, these will create momentum, and that may make a BIG difference.  15% Solutions show that there is no reason to wait around, feel powerless, or fearful. They help people pick it up a level. They get individuals and the group to focus on what is within their discretion instead of what they cannot change.  With a very simple question, you can flip the conversation to what can be done and find solutions to big problems that are often distributed widely in places not known in advance. Shifting a few grains of sand may trigger a landslide and change the whole landscape.

25. How-Now-Wow Matrix

The problem-solving process is often creative, as complex problems usually require a change of thinking and creative response in order to find the best solutions. While it’s common for the first stages to encourage creative thinking, groups can often gravitate to familiar solutions when it comes to the end of the process. 

When selecting solutions, you don’t want to lose your creative energy! The How-Now-Wow Matrix from Gamestorming is a great problem-solving activity that enables a group to stay creative and think out of the box when it comes to selecting the right solution for a given problem.

The Impact and Effort Matrix is one of the problem-solving techniques that fall into this camp, empowering participants to first generate ideas and then categorize them into a 2×2 matrix based on impact and effort.

Activities that invite critical thinking while remaining simple are invaluable. Use the Impact and Effort Matrix to move from ideation and towards evaluating potential solutions before then committing to them.

Check-in / Check-out is a great way to begin and/or bookend a problem-solving workshop. Checking in to a session emphasizes that everyone will be seen, heard, and expected to contribute. 

If you are running a series of meetings, setting a consistent pattern of checking in and checking out can really help your team get into a groove. We recommend this opening-closing activity for small to medium-sized groups though it can work with large groups if they’re disciplined!

30. Show and Tell

You might remember some version of Show and Tell from being a kid in school and it’s a great problem-solving activity to kick off a session.

Asking participants to prepare a little something before a workshop by bringing an object for show and tell can help them warm up before the session has even begun! Games that include a physical object can also help encourage early engagement before moving onto more big-picture thinking.

By asking your participants to tell stories about why they chose to bring a particular item to the group, you can help teams see things from new perspectives and see both differences and similarities in the way they approach a topic. Using warm-up games that help build trust and connection while also allowing for non-verbal responses can be great for easing people into the problem-solving process and encouraging engagement from everyone in the group. Constellations is great in large spaces that allow for movement and is definitely a practical exercise to allow the group to see patterns that are otherwise invisible.

32. Draw a Tree

Problem-solving games that help raise group awareness through a central, unifying metaphor can be effective ways to warm-up a group in any problem-solving model.

Draw a Tree is a simple warm-up activity you can use in any group and which can provide a quick jolt of energy. Start by asking your participants to draw a tree in just 45 seconds – they can choose whether it will be abstract or realistic. 

Once the timer is up, ask the group how many people included the roots of the tree and use this as a means to discuss how we can ignore important parts of any system simply because they are not visible.

All problem-solving strategies are made more effective by thinking of problems critically and by exposing things that may not normally come to light. Warm-up games like Draw a Tree are great in that they quickly demonstrate some key problem-solving skills in an accessible and effective way.

How do I conclude a problem-solving process?

All good things must come to an end. With the bulk of the work done, it can be tempting to conclude your workshop swiftly and without a moment to debrief and align. This can be problematic in that it doesn’t allow your team to fully process the results or reflect on the process.

At the end of an effective session, your team will have gone through a process that, while productive, can be exhausting. It’s important to give your group a moment to take a breath, ensure that they are clear on future actions, and provide short feedback before leaving the space. 

The primary purpose of any problem-solving method is to generate solutions and then implement them. Be sure to take the opportunity to ensure everyone is aligned and ready to effectively implement the solutions you produced in the workshop.

Remember that every process can be improved and by giving a short moment to collect feedback in the session, you can further refine your problem-solving methods and see further success in the future too.

33. One Breath Feedback

Maintaining attention and focus during the closing stages of a problem-solving workshop can be tricky and so being concise when giving feedback can be important. It’s easy to incur “death by feedback” should some team members go on for too long sharing their perspectives in a quick feedback round. 

One Breath Feedback is a great closing activity for workshops. You give everyone an opportunity to provide feedback on what they’ve done but only in the space of a single breath. This keeps feedback short and to the point and means that everyone is encouraged to provide the most important piece of feedback to them.

Matrices feature as part of many effective problem-solving strategies and with good reason. They are easily recognizable, simple to use, and generate results.

The Who What When Matrix is a great tool to use when closing your problem-solving session by attributing a who, what and when to the actions and solutions you have decided upon. The resulting matrix is a simple, easy-to-follow way of ensuring your team can move forward. 

Great solutions can’t be enacted without action and ownership. Your problem-solving process should include a stage for allocating tasks to individuals or teams and creating a realistic timeframe for those solutions to be implemented or checked out. Use this method to keep the solution implementation process clear and simple for all involved.

35. Response cards

Group discussion can comprise the bulk of most problem-solving activities and by the end of the process, you might find that your team is talked out! 

Providing a means for your team to give feedback with short written notes can ensure everyone is head and can contribute without the need to stand up and talk. Depending on the needs of the group, giving an alternative can help ensure everyone can contribute to your problem-solving model in the way that makes the most sense for them.

Response Cards is a great way to close a workshop if you are looking for a gentle warm-down and want to get some swift discussion around some of the feedback that is raised.

Your list of techniques for problem solving can be helpfully extended by adding TRIZ to the list of techniques. TRIZ has 40 problem solving techniques derived from methods inventros and patent holders used to get new patents. About 10-12 are general approaches. many organization sponsor classes in TRIZ that are used to solve business problems or general organiztational problems. From deciding what to eat for dinner to considering whether it's the right time to buy a house, problem-solving is a large part of our daily lives. Learn some of the problem-solving strategies that exist and how to use them in real life, along with ways to overcome obstacles that are making it harder to resolve the issues you face.

What Is Problem-Solving?

In cognitive psychology , the term 'problem-solving' refers to the mental process that people go through to discover, analyze, and solve problems.

A problem exists when there is a goal that we want to achieve but the process by which we will achieve it is not obvious to us. Put another way, there is something that we want to occur in our life, yet we are not immediately certain how to make it happen.

Maybe you want a better relationship with your spouse or another family member but you're not sure how to improve it. Or you want to start a business but are unsure what steps to take. Problem-solving helps you figure out how to achieve these desires.

The problem-solving process involves:

  • Discovery of the problem
  • Deciding to tackle the issue
  • Seeking to understand the problem more fully
  • Researching available options or solutions
  • Taking action to resolve the issue

Before problem-solving can occur, it is important to first understand the exact nature of the problem itself. If your understanding of the issue is faulty, your attempts to resolve it will also be incorrect or flawed.

Problem-Solving Mental Processes

Several mental processes are at work during problem-solving. Among them are:

  • Perceptually recognizing the problem
  • Representing the problem in memory
  • Considering relevant information that applies to the problem
  • Identifying different aspects of the problem
  • Labeling and describing the problem

Problem-Solving Strategies

There are many ways to go about solving a problem. Some of these strategies might be used on their own, or you may decide to employ multiple approaches when working to figure out and fix a problem.

An algorithm is a step-by-step procedure that, by following certain "rules" produces a solution. Algorithms are commonly used in mathematics to solve division or multiplication problems. But they can be used in other fields as well.

In psychology, algorithms can be used to help identify individuals with a greater risk of mental health issues. For instance, research suggests that certain algorithms might help us recognize children with an elevated risk of suicide or self-harm.

One benefit of algorithms is that they guarantee an accurate answer. However, they aren't always the best approach to problem-solving, in part because detecting patterns can be incredibly time-consuming.

There are also concerns when machine learning is involved—also known as artificial intelligence (AI)—such as whether they can accurately predict human behaviors.

Heuristics are shortcut strategies that people can use to solve a problem at hand. These "rule of thumb" approaches allow you to simplify complex problems, reducing the total number of possible solutions to a more manageable set.

If you find yourself sitting in a traffic jam, for example, you may quickly consider other routes, taking one to get moving once again. When shopping for a new car, you might think back to a prior experience when negotiating got you a lower price, then employ the same tactics.

While heuristics may be helpful when facing smaller issues, major decisions shouldn't necessarily be made using a shortcut approach. Heuristics also don't guarantee an effective solution, such as when trying to drive around a traffic jam only to find yourself on an equally crowded route.

Trial and Error

A trial-and-error approach to problem-solving involves trying a number of potential solutions to a particular issue, then ruling out those that do not work. If you're not sure whether to buy a shirt in blue or green, for instance, you may try on each before deciding which one to purchase.

This can be a good strategy to use if you have a limited number of solutions available. But if there are many different choices available, narrowing down the possible options using another problem-solving technique can be helpful before attempting trial and error.

In some cases, the solution to a problem can appear as a sudden insight. You are facing an issue in a relationship or your career when, out of nowhere, the solution appears in your mind and you know exactly what to do.

Insight can occur when the problem in front of you is similar to an issue that you've dealt with in the past. Although, you may not recognize what is occurring since the underlying mental processes that lead to insight often happen outside of conscious awareness .

Research indicates that insight is most likely to occur during times when you are alone—such as when going on a walk by yourself, when you're in the shower, or when lying in bed after waking up.

How to Apply Problem-Solving Strategies in Real Life

If you're facing a problem, you can implement one or more of these strategies to find a potential solution. Here's how to use them in real life:

  • Create a flow chart . If you have time, you can take advantage of the algorithm approach to problem-solving by sitting down and making a flow chart of each potential solution, its consequences, and what happens next.
  • Recall your past experiences . When a problem needs to be solved fairly quickly, heuristics may be a better approach. Think back to when you faced a similar issue, then use your knowledge and experience to choose the best option possible.
  • Start trying potential solutions . If your options are limited, start trying them one by one to see which solution is best for achieving your desired goal. If a particular solution doesn't work, move on to the next.
  • Take some time alone . Since insight is often achieved when you're alone, carve out time to be by yourself for a while. The answer to your problem may come to you, seemingly out of the blue, if you spend some time away from others.

Obstacles to Problem-Solving

Problem-solving is not a flawless process as there are a number of obstacles that can interfere with our ability to solve a problem quickly and efficiently. These obstacles include:

  • Assumptions: When dealing with a problem, people can make assumptions about the constraints and obstacles that prevent certain solutions. Thus, they may not even try some potential options.
  • Functional fixedness : This term refers to the tendency to view problems only in their customary manner. Functional fixedness prevents people from fully seeing all of the different options that might be available to find a solution.
  • Irrelevant or misleading information: When trying to solve a problem, it's important to distinguish between information that is relevant to the issue and irrelevant data that can lead to faulty solutions. The more complex the problem, the easier it is to focus on misleading or irrelevant information.
  • Mental set: A mental set is a tendency to only use solutions that have worked in the past rather than looking for alternative ideas. A mental set can work as a heuristic, making it a useful problem-solving tool. However, mental sets can also lead to inflexibility, making it more difficult to find effective solutions.

In the end, if your goal is to become a better problem-solver, it's helpful to remember that this is a process. Thus, if you want to improve your problem-solving skills, following these steps can help lead you to your solution:

  • Recognize that a problem exists . If you are facing a problem, there are generally signs. For instance, if you have a mental illness , you may experience excessive fear or sadness, mood changes, and changes in sleeping or eating habits. Recognizing these signs can help you realize that an issue exists.
  • Decide to solve the problem . Make a conscious decision to solve the issue at hand. Commit to yourself that you will go through the steps necessary to find a solution.
  • Seek to fully understand the issue . Analyze the problem you face, looking at it from all sides. If your problem is relationship-related, for instance, ask yourself how the other person may be interpreting the issue. You might also consider how your actions might be contributing to the situation.
  • Research potential options . Using the problem-solving strategies mentioned, research potential solutions. Make a list of options, then consider each one individually. What are some pros and cons of taking the available routes? What would you need to do to make them happen?
  • Take action . Select the best solution possible and take action. Action is one of the steps required for change . So, go through the motions needed to resolve the issue.
  • Try another option, if needed . If the solution you chose didn't work, don't give up. Either go through the problem-solving process again or simply try another option.

You can find a way to solve your problems as long as you keep working toward this goal—even if the best solution is simply to let go because no other good solution exists.

How To Solve Complex Problems

In today’s increasingly complex world, we are constantly faced with ill-defined problems that don’t have a clear solution. From poverty and climate change to crime and addiction, complex situations surround us. Unlike simple problems with a pre-defined or “right” answer, complex problems share several basic characteristics that make them hard to solve. While these problems can be frustrating and overwhelming, they also offer an opportunity for growth and creativity. Complex problem-solving skills are the key to addressing these tough issues.

In this article, I will discuss simple versus complex problems, define complex problem solving, and describe why it is so important in complex dynamic environments. I will also explain how to develop problem-solving skills and share some tips for effectively solving complex problems.

How is simple problem-solving different from complex problem-solving?

Solving problems is about getting from a currently undesirable state to an intended goal state. In other words, about bridging the gap between “what is” and “what ought to be”. However, the challenge of reaching a solution varies based on the kind of problem that is being solved. There are generally three different kinds of problems you should consider.

Simple problems have one problem solution. The goal is to find that answer as quickly and efficiently as possible. Puzzles are classic examples of simple problem solving. The objective is to find the one correct solution out of many possibilities.

Puzzles complex problem-solving

Problems are different from puzzles in that they don’t have a known problem solution. As such, many people may agree that there is an issue to be solved, but they may not agree on the intended goal state or how to get there. In this type of problem, people spend a lot of time debating the best solution and the optimal way to achieve it.

Messes are collections of interrelated problems where many stakeholders may not even agree on what the issue is. Unlike problems where there is agreement about what the problem is, in messes, there isn’t agreement amongst stakeholders. In other words, even “what is” can’t be taken for granted. Most complex social problems are messes, made up of interrelated social issues with ill-defined boundaries and goals.

Problems and messes can be complicated or complex

Puzzles are simple, but problems and messes exist on a continuum between complicated and complex. Complicated problems are technical in nature. There may be many involved variables, but the relationships are linear. As a result, complicated problems have step-by-step, systematic solutions. Repairing an engine or building a rocket may be difficult because of the many parts involved, but it is a technical problem we call complicated.

On the other hand, solving a complex problem is entirely different. Unlike complicated problems that may have many variables with linear relationships, a complex problem is characterized by connectivity patterns that are harder to understand and predict.

Characteristics of complex problems and messes

So what else makes a problem complex? Here are seven additional characteristics (from Funke and Hester and Adams ).

  • Lack of information. There is often a lack of data or information about the problem itself. In some cases, variables are unknown or cannot be measured.
  • Many goals. A complex problem has a mix of conflicting objectives. In some sense, every stakeholder involved with the problem may have their own goals. However, with limited resources, not all goals can be simultaneously satisfied.
  • Unpredictable feedback loops. In part due to many variables connected by a range of different relationships, a change in one variable is likely to have effects on other variables in the system. However, because we do not know all of the variables it will affect, small changes can have disproportionate system-wide effects. These unexpected events that have big, unpredictable effects are sometimes called Black Swans.
  • Dynamic. A complex problem changes over time and there is a significant impact based on when you act. In other words, because the problem and its parts and relationships are constantly changing, an action taken today won’t have the same effects as the same action taken tomorrow.
  • Time-delayed. It takes a while for cause and effect to be realized. Thus it is very hard to know if any given intervention is working.
  • Unknown unknowns. Building off the previous point about a lack of information, in a complex problem you may not even know what you don’t know. In other words, there may be very important variables that you are not even aware of.
  • Affected by (error-prone) humans. Simply put, human behavior tends to be illogical and unpredictable. When humans are involved in a problem, avoiding error may be impossible.

What is complex problem-solving?

“Complex problem solving” is the term for how to address a complex problem or messes that have the characteristics listed above.

Since a complex problem is a different phenomenon than a simple or complicated problem, solving them requires a different approach. Methods designed for simple problems, like systematic organization, deductive logic, and linear thinking don’t work well on their own for a complex problem.

And yet, despite its importance, there isn’t complete agreement about what exactly it is.

How is complex problem solving defined by experts?

Let’s look at what scientists, researchers, and system thinkers have come up with in terms of a definition for solving a complex problem. 

As a series of observations and informed decisions

For many employers, the focus is on making smart decisions. These must weigh the future effects to the company of any given solution. According to Indeed.com , it is defined as “a series of observations and informed decisions used to find and implement a solution to a problem. Beyond finding and implementing a solution, complex problem solving also involves considering future changes to circumstance, resources, and capabilities that may affect the trajectory of the process and success of the solution. Complex problem solving also involves considering the impact of the solution on the surrounding environment and individuals.”

As using information to review options and develop solutions

For others, it is more of a systematic way to consider a range of options. According to O*NET ,  the definition focuses on “identifying complex problems and reviewing related information to develop and evaluate options and implement solutions.”

As a self-regulated psychological process

Others emphasize the broad range of skills and emotions needed for change. In addition, they endorse an inspired kind of pragmatism. For example, Dietrich Dorner and Joachim Funke define it as “a collection of self-regulated psychological processes and activities necessary in dynamic environments to achieve ill-defined goals that cannot be reached by routine actions. Creative combinations of knowledge and a broad set of strategies are needed. Solutions are often more bricolage than perfect or optimal. The problem-solving process combines cognitive, emotional, and motivational aspects, particularly in high-stakes situations. Complex problems usually involve knowledge-rich requirements and collaboration among different persons.”

As a novel way of thinking and reasoning

Finally, some emphasize the multidisciplinary nature of knowledge and processes needed to tackle a complex problem. Patrick Hester and Kevin MacG. Adams have stated that “no single discipline can solve truly complex problems. Problems of real interest, those vexing ones that keep you up at night, require a discipline-agnostic approach…Simply they require us to think systemically about our problem…a novel way of thinking and reasoning about complex problems that encourages increased understanding and deliberate intervention.”

A synthesis definition

By pulling the main themes of these definitions together, we can get a sense of what complex problem-solvers must do:

Gain a better understanding of the phenomena of a complex problem or mess. Use a discipline-agnostic approach in order to develop deliberate interventions. Take into consideration future impacts on the surrounding environment.

Why is complex problem solving important?

Many efforts aimed at complex social problems like reducing homelessness and improving public health – despite good intentions giving more effort than ever before – are destined to fail because their approach is based on simple problem-solving. And some efforts might even unwittingly be contributing to the problems they’re trying to solve. 

Einstein said that “We can’t solve problems by using the same kind of thinking we used when we created them.” I think he could have easily been alluding to the need for more complex problem solvers who think differently. So what skills are required to do this?

What are complex problem-solving skills?

The skills required to solve a complex problem aren’t from one domain, nor are they an easily-packaged bundle. Rather, I like to think of them as a balancing act between a series of seemingly opposite approaches but synthesized. This brings a sort of cognitive dissonance into the process, which is itself informative.

It brings F. Scott Fitzgerald’s maxim to mind: 

“The test of a first-rate intelligence is the ability to hold two opposing ideas in mind at the same time and still retain the ability to function. One should, for example, be able to see that things are hopeless yet be determined to make them otherwise.” 

To see the problem situation clearly, for example, but also with a sense of optimism and possibility.

Here are the top three dialectics to keep in mind:

Thinking and reasoning

Reasoning is the ability to make logical deductions based on evidence and counterevidence. On the other hand, thinking is more about imagining an unknown reality based on thoughts about the whole picture and how the parts could fit together. By thinking clearly, one can have a sense of possibility that prepares the mind to deduce the right action in the unique moment at hand.

As Dorner and Funke explain: “Not every situation requires the same action,  and we may want to act this way or another to reach this or that goal. This appears logical, but it is a logic based on constantly shifting grounds: We cannot know whether necessary conditions are met, sometimes the assumptions we have made later turn out to be incorrect, and sometimes we have to revise our assumptions or make completely new ones. It is necessary to constantly switch between our sense of possibility and our sense of reality, that is, to switch between thinking and reasoning. It is an arduous process, and some people handle it well, while others do not.”

Analysis and reductionism combined with synthesis and holism

It’s important to be able to use scientific processes to break down a complex problem into its parts and analyze them. But at the same time, a complex problem is more than the sum of its parts. In most cases, the relationships between the parts are more important than the parts themselves. Therefore, decomposing problems with rigor isn’t enough. What’s needed, once problems are reduced and understood, is a way of understanding the relationships between various components as well as putting the pieces back together. However, synthesis and holism on their own without deductive analysis can often miss details and relationships that matter.  

What makes this balancing act more difficult is that certain professions tend to be trained in and prefer one domain over the other. Scientists prefer analysis and reductionism whereas most social scientists and practitioners default to synthesis and holism. Unfortunately, this divide of preferences results in people working in their silos at the expense of multi-disciplinary approaches that together can better “see” complexity.

Situational awareness and self-awareness 

Dual awareness is the ability to pay attention to two experiences simultaneously. In the case of complex problems, context really matters. In other words, problem-solving exists in an ecosystem of environmental factors that are not incidental. Personal and cultural preferences play a part as do current events unfolding over time. But as a problem solver, knowing the environment is only part of the equation. 

The other crucial part is the internal psychological process unique to every individual who also interacts with the problem and the environment. Problem solvers inevitably come into contact with others who may disagree with them, or be advancing seemingly counterproductive solutions, and these interactions result in emotions and motivations. Without self-awareness, we can become attached to our own subjective opinions, fall in love with “our” solutions, and generally be driven by the desire to be seen as problem solvers at the expense of actually solving the problem.

By balancing these three dialectics, practitioners can better deal with uncertainty as well as stay motivated despite setbacks. Self-regulation among these seemingly opposite approaches also reminds one to stay open-minded.

How do you develop complex problem-solving skills?

There is no one answer to this question, as the best way to develop them will vary depending on your strengths and weaknesses. However, there are a few general things that you can do to improve your ability to solve problems.

Ground yourself in theory and knowledge

First, it is important to learn about systems thinking and complexity theories. These frameworks will help you understand how complex systems work, and how different parts of a system interact with each other. This conceptual understanding will allow you to identify potential solutions to problems more quickly and effectively.

Practice switching between approaches

Second, practice switching between the dialectics mentioned above. For example, in your next meeting try to spend roughly half your time thinking and half your time reasoning. The important part is trying to get habituated to regularly switching lenses. It may seem disjointed at first, but after a while, it becomes second nature to simultaneously see how the parts interact and the big picture.

Focus on the specific problem phenomena

Third, it may sound obvious, but people often don’t spend very much time studying the problem itself and how it functions. In some sense, becoming a good problem-solver involves becoming a problem scientist. Your time should be spent regularly investigating the phenomena of “what is” rather than “what ought to be”. A holistic understanding of the problem is the required prerequisite to coming up with good solutions.

Stay curious

Finally, after we have worked on a problem for a while, we tend to think we know everything about it, including how to solve it. Even if we’re working on a problem, which may change dynamically from day to day, we start treating it more like a puzzle with a definite solution. When that happens, we can lose our motivation to continue learning about the problem. This is very risky because it closes the door to learning from others, regardless of whether we completely agree with them or not.

As Neils Bohr said, “Two different perspectives or models about a system will reveal truths regarding the system that are neither entirely independent nor entirely compatible.”

By staying curious, we can retain our ability to learn on a daily basis.

Tips for how to solve complex problems

Focus on processes over results.

It’s easy to get lost in utopian thinking. Many people spend so much time on “what ought to be” that they forget that problem solving is about the gap between “what is” and “what ought to be”. It is said that “life is a journey, not a destination.” The same is true for complex problem-solving. To do it well, a problem solver must focus on enjoying the process of gaining a holistic understanding of the problem. 

Adaptive and iterative methods and tools

A variety of adaptive and iterative methods have been developed to address complexity. They share a laser focus on gaining holistic understanding with tools that best match the phenomena of complexity. They are also non-ideological, trans-disciplinary, and flexible. In most cases, your journey through a set of steps won’t be linear. Rather, as you think and reason, analyze and synthesize, you’ll jump around to get a holistic picture.

  • Establish a secure base of operation
  • Gain a deep understanding of the problem
  • Create an interactive model of the problem
  • Develop an impact strategy
  • Create an action plan and implement
  • Embed systemic solutions

Of course, each of these steps involves testing to see what works and consistently evaluating our process and progress.

Resolution is about systematically managing a problem over time

One last thing to keep in mind. Most social problems are not just solved one day, never to return. In reality,  most complex problems are managed, not solved. For all practical purposes, what this means is that “the solution” is a way of systematically dealing with the problem over time. Some find this disappointing, but it’s actually a pragmatic pointer to think about resolution – a way move problems in the right direction – rather than final solutions.

Why adaptability is important for problem-solving: Adaptability is highly associated with cognitive diversity, which helps teams solve problems faster , according to the Harvard Business Review. Innovation and disruption are happening faster than ever before . People, teams, and organizations that can adapt will come out on top.

What you’ll need:

  • A rope or string

Instructions:

1. Using the rope, make a shape on the floor everyone can fit into.

2. Slowly shrink the space over 10-15 minutes.

3. Work together to figure out how to keep everyone within the shrinking boundaries.

2. Marshmallow Spaghetti Tower

Helps with: Collaboration

Why collaboration is important for problem-solving: “Collectively, we can be more insightful, more intelligent than we can possibly be individually,” writes Peter Senge in The Fifth Discipline . We can solve problems better as a team than we can alone, which means developing your team’s collaboration skills will lead to better problem-solving outcomes.

What you’ll need (per team):

  • 20 sticks of uncooked spaghetti
  • 1 roll of masking tape
  • 1 yard of string
  • 1 marshmallow

1. The goal of this exercise is to see which team can use the materials provided to build the tallest tower within an allotted time period. The tower must be able to stand on its own.

2. To make this exercise more challenging, try adding a marshmallow to the top of the tower. This team problem-solving exercise helps people think on their toes while building camaraderie and leadership.

3. Egg Drop

Helps with: Collaboration, decision-making

Why decision-making is important for problem-solving: Making decisions isn’t easy , but indecision leads to team paralysis, stagnant thinking, and unsolved problems. Decision-making activities help your team practice making quick, effective choices. Train your team’s decision-making muscles and they will become more adept at problem-solving.

  • A carton of eggs
  • Basic construction materials such as newspapers, straws, tape, plastic wrap, balloons, rubber bands, popsicle sticks, etc., tarp, or drop cloth
  • A parking lot, or some other place you don’t mind getting messy!

1. Each team gets an egg and must select from the construction materials.

2. Give everyone 20-30 minutes to construct a carrier for the egg and protect it from breaking.

3. Drop each egg carrier off a ledge (i.e. over a balcony) and see whose carrier protects the egg from breaking.

4. If multiple eggs survive, keep increasing the height until only one egg is left.

4. Stranded

Helps with: Communication, decision-making

Why communication is important for problem-solving: More employees work remotely than ever before. Good communication skills are vital to solving problems across  virtual teams . Working on communication skills while your team is together will help them solve problems more effectively when they’re apart.

Here's the setting: Your team has been stranded in the office. The doors are locked, and knocking down the doors or breaking the windows is not an option. Give your team 30 minutes to decide on ten items in the office they need for survival and rank them in order of importance. The goal of the game is to have everyone agree on the ten items and their rankings in 30 minutes.

Creative problem-solving activities

Helps with: Communication

What you'll need:

1. Divide everyone into small teams of two or more.

2. Select an overseer who isn't on a team to build a random structure using Lego building blocks within ten minutes.

3. The other teams must replicate the structure exactly (including size and color) within 15 minutes. However, only one member from each group may look at the original structure. They must figure out how to communicate the size, color, and shape of the original structure to their team.

4. If this is too easy, add a rule that the member who can see the original structure can't touch the new structure.

  • A lockable room
  • 5-10 puzzles or clues (depending on how much time you want to spend on the game)

1. The goal of this exercise is to solve the clues, find the key, and escape a locked room within the time allotted.

2. Hide the key and a list of clues around the room.

3. Gather the team into the empty room and "lock" the door.

4. Give them 30 minutes to an hour to find the key using the clues hidden around the room.

7. Frostbite

Helps with: Decision-making, adaptability

  • A blindfold
  • 1 packet of construction materials (such as card stock, toothpicks, rubber bands, and sticky notes) for each team
  • An electric fan

Instructions:  Your employees are Arctic explorers adventuring across an icy tundra! Separate them into teams of four or five and have them select a leader to guide their exploration. Each team must build a shelter from the materials provided before the storm hits in 30 minutes. However, both the team leader’s hands have frostbite, so they can’t physically help construct the shelter, and the rest of the team has snow blindness and is unable to see. When the 30 minutes is up, turn on the fan and see which shelter can withstand the high winds of the storm.

8. Minefield

  • An empty room or hallway
  • A collection of common office items

1. Place the items (boxes, chairs, water bottles, bags, etc.) around the room so there's no clear path from one end of the room to the other.

2. Divide your team into pairs and blindfold one person on the team.

3. The other must verbally guide that person from one end of the room to the other, avoiding the "mines."

4. The partner who is not blindfolded can't touch the other.

5. If you want to make the activity more challenging, have all the pairs go simultaneously so teams must find ways to strategically communicate with each other.

9. Blind Formations

1. Have the group put on blindfolds and form a large circle.

2. Tie two ends of a rope together and lay it in a circle in the middle of the group, close enough so each person can reach down and touch it.

3. Instruct the group to communicate to create a shape with the rope — a square, triangle, rectangle, etc.

4. If you have a very large group, divide them into teams and provide a rope for each team. Let them compete to see who forms a particular shape quickest.

Quick and easy problem-solving activities

10. line up blind.

1. Blindfold everyone and whisper a number to each person, beginning with one.

2. Tell them to line up in numerical order without talking.

3. Instead of giving them a number, you could also have them line up numerically by height, age, birthday, etc.

11. Reverse Pyramid

Helps with: Adaptability, collaboration

1. Have everyone stand in a pyramid shape, horizontally.

2. Ask them to flip the base and the apex of the pyramid moving only three people.

3. This quick exercise works best when smaller groups compete to see who can reverse the pyramid the fastest.

12. Move It!

  • Chalk, rope, tape, or paper (something to mark a space)

1. Divide your group into two teams and line them up front to back, facing each other.

2. Using the chalk, tape, rope, or paper (depending on the playing surface), mark a square space for each person to stand on. Leave one extra empty space between the two facing rows.

3. The goal is for the two facing lines of players to switch places.

4. Place these restrictions on movement:

Confirmation Bias Confirmation bias is the tendency to only accept information or evidence that confirms your own preconceptions. This bias can quickly become a roadblock when trying to iron out team conflict or justify a decision, and it can potentially lead to the Halo/Horn Effect (see below) and compromise good decision-making. To ward off this bias, challenge your beliefs and play devil's advocate. The Six Thinking Hats technique can also help you see a different perspective on the issue. 6. Halo/Horn Effect The way you perceive an individual strongly affects how you interact with them. If they made a poor first impression, or an offhand comment rubbed you the wrong way, you may have a subconscious bias against them. When that individual voices an opinion, you might automatically be more critical than you normally would. This can work to the opposite effect too. When someone you like shares their opinion, you might have a tendency to agree. When making big team decisions, try to be aware of this bias and focus on the best outcome for the team. 7. Overconfidence Effect Your perceptions and experiences inevitably shape who you are — but they can also lead to subtle mental biases that result in flawed decision making. The Overconfidence Effect happens when you accept or reject an idea based purely off a hunch with no evidence to back you up. (In fact, studies show that entrepreneurs are more likely to fall for this mental fallacy, rejecting others' ideas because of the false belief that they know what's best.) Don't fall for this mental trap! Always research new information and seek objective evidence to combat confirmation bias (and hopefully learn something new as well). Split into teams and create a cardboard boat made out of just the materials provided: cardboard and tape. Team members will have to work together to engineer a functional boat that will float and sail across water without sinking. Once teams have finished making their boats, they will create a presentation to explain why their boat is the best, before putting their boats to the test. The final challenge will have teams racing their boats to test their durability! Nothing says problem-solving like having to make sure you don’t sink into the water!

Every day at work, you’re forced to make countless decisions – whether they’re massively important or so small you barely think about them.  

But your ability to effectively make decisions is critical in solving problems quickly and effectively.  

With a classic team building problem solving activity like the Egg Drop, that’s exactly what your team will learn to do. 

For this activity, you’ll need some eggs, construction materials, and a place you wouldn’t mind smashing getting dirty with eggshells and yolks.  

The goal of this activity is to create a contraption that will encase an egg and protect it from a fall – whether it’s from standing height or the top of a building. But the challenge is that you and your team will only have a short amount of time to build it before it’s time to test it out, so you’ll have to think quickly! 

To make it even more challenging, you’ll have to build the casing using only simple materials like: 

  • Newspapers 
  • Plastic wrap
  • Rubber bands
  • Popsicle sticks
  • Cotton balls

Feel free to have some fun in picking the materials. Use whatever you think would be helpful without making things too easy! 

Give your group 15 minutes to construct their egg casing before each team drops their eggs. If multiple eggs survive, increase the height gradually to see whose created the sturdiest contraption.

The principle is simple: lock your group in a room, hide the key somewhere in that room, and have them work through challenges within a set time frame. Each challenge will lead them one step closer to finding the key and, ultimately, their escape.

Can you imagine a higher-pressure situation than being stranded at sea in a lifeboat with your colleagues? 

With this team building problem solving activity, that’s exactly the situation you and your group will put yourselves. But by the time the activity is over, you’ll have gained more experience with the idea of having to solve problems under pressure – a common but difficult thing to do. 

Here’s how it works. 

Each team member will get a six-columned chart where: 

  • The first column lists the survival items each team has on hand (see the list below) 
  • The second column is empty so that each team member can rank the items in order of importance for survival  
  • The third column is for group rankings  
  • The fourth column is for the “correct” rankings, which are revealed at the end of the activity 
  • The fifth and sixth columns are for the team to enter thee difference between their individual and correct scores and the team and correct rankings 

Within this activity, each team will be equipped with the following “survival items,” listed below in order of importance, as well as a pack of matches:  

  • A shaving mirror (this can be used to signal passing ships using the sun) 
  • A can of gas (could be used for signaling as it could be put in the water and lit with the pack of matches) 
  • A water container (for collecting water to re-hydrate ) 
  • Emergency food rations (critical survival food) 
  • One plastic sheet (can be helpful for shelter or to collect rainwater) 
  • Chocolate bars (another food supply) 
  • Fishing rods (helpful, but no guarantee of catching food) 
  • Rope (can be handy, but not necessarily essential for survival) 
  • A floating seat cushion (usable as a life preserver)  
  • Shark repellant (could be important when in the water) 
  • A bottle of rum (could be useful for cleaning wounds) 
  • A radio (could be very helpful but there’s a good chance you’re out of range) 
  • A sea chart (this is worthless without navigation equipment) 
  • A mosquito net (unless you’ve been shipwrecked somewhere with a ton of mosquitos, this isn’t very useful) 

To get the activity underway, divide your group into teams of five and ask each team member to take ten minutes on their own to rank the items in order of importance in the respective column. Then, give the full team ten minutes as a group to discuss their individual rankings together and take group rankings, listed in that respective column. Ask each group to compare their individual rankings with those of the group as a whole. 

Finally, read out the correct order according to the US Coast Guard, listed above.  

The goal of this activity is for everyone to be heard and to come to a decision together about what they need most to survive.  

If your team works remotely, you can also do this activity online. Using a video conferencing tool like  Zoom , you can bring your group together and separate teams into “break-out rooms” where they’ll take their time individually and then regroup together. At the end, you can bring them back to the full video conference to go through the answers together.

Many problems are intricately complex and involve a ton of moving parts. And in order to solve this type of problem, you need to be able to examine it systematically, one piece at a time.  

Especially in the business world, many problems or challenges involve multiple different teams or departments working through their respective portions of a problem before coming together in the end to create a holistic solution. 

As you can imagine, this is often easier said than done. And that’s why it’s so important to practice this ability.  

With a collaborative team building problem solving activity like Domino Effect Challenge, that’s exactly what you’ll need to do as you and your group work to create a massive, fully functional chain reaction machine. 

Here’s how it goes. 

Your group will break up into teams, with each team working to complete their own section of a massive “Rube Goldberg” machine. Then, all teams will regroup and assemble the entire machine together. You’ll need to exercise communication, collaboration, and on-the-fly problem solving in order to make your chain reaction machine go off without a hitch from start to finish. 

reverse pyramid is a team building activity that makes colleagues think about problems in new ways

Being a great problem-solver means being adaptable and creative. And if you’re looking for a quick and easy team building problem solving activity, you’ll love the reverse pyramid. 

The idea here is simple: break your group out into small teams and then stand in the form of a pyramid.  

Your challenge is to flip the base and the peak of the pyramid – but you can only move three people in order to do so.  

Alternatively, rather than doing this activity with people as the pyramid, you can do another version –  the Pyramid Build  – using plastic cups instead.   

This version is a little bit different. Rather than flipping the base of a pyramid to the top, you’ll need to build the pyramid instead–but in reverse, starting from the top cup and working down. 

With this version, you’ll need 36 cups and one table per group. We recommend groups of five to seven people. Give your group 20 to 30 minutes to complete the activity. 

To get started, place one cup face down. Then, lift that cup and place the subsequent two cups underneath it. 

The real challenge here? You can only lift your pyramid by the bottom row in order to put a new row underneath – and only one person at a time can do the lifting. The remaining group members will need to act quickly and work together in order to add the next row so that it will balance the rest of the pyramid. 

If any part of your pyramid falls, you’ll need to start over. Whichever team has the most complete pyramid when time runs out will be the winner!

The case is fresh, but here’s what we know so far: we’ve got an up-and-coming actress who’s been found dead in her hotel room following last night’s awards show.

We have several suspects, but we haven’t been able to put the crime on any of them for sure yet. Now, it’s up to you and your team of detectives to crack the case. Together, you’ll review case files and evidence including police reports, coroners’ reports, photo evidence, tabloids, interrogations, and phone calls as you determine the motive, method, and murderer and bring justice for the victim.

You’ll need to put your problem-solving skills to the test as you share theories, collaborate, and think outside the box with your fellow investigators.

CRT improves cognitive processing and psychosocial functioning through behavioral training and increasing individual confidence in people with mental health disorders (Corbo & Abreu, 2018). Training interventions focus on the skills and supports required to “improve the success and satisfaction people experience in their chosen living, learning, working, and social environments” (Medalia et al., 2009, p. 2).

Exercises typically focus on specific cognitive functions, where tasks are repeated (often on a computer) at increasing degrees of difficulty. For example:

  • Paying attention
  • Remembering
  • Being organized
  • Planning skills
  • Problem-solving
  • Processing information

Based on the principles of errorless learning and targeted reinforcement exercises , interventions involve memory, motor dexterity, and visual reading tasks. Along with improving confidence in personal abilities, repetition encourages thinking about solving tasks in multiple ways (Corbo & Abreu, 2018).

While initially targeted for patients with schizophrenia, CRT is an effective treatment for other mental health conditions , including mood and eating disorders (Corbo & Abreu, 2018).

CRT is particularly effective when the cognitive skills and support interventions reflect the individual’s self-selected rehabilitation goals. As a result, cognitive remediation relies on collaboration, assessing client needs, and identifying appropriate opportunities for intervention (Medalia et al., 2009).

Cognitive remediation vs cognitive rehabilitation

CRT is one of several skill-training psychiatric rehabilitation interventions. And yet, cognitive remediation is not the same as cognitive rehabilitation (Tchanturia, 2015).

Cognitive rehabilitation typically targets neurocognitive processes damaged because of injury or illness and involves a series of interventions designed to retrain previously learned cognitive skills along with compensatory strategies (Tsaousides & Gordon, 2009).

Cognitive Remediation

While initially done in person, they can subsequently be performed remotely as required (Corbo & Abreu, 2018; Bristol Mental Health, n.d.).

Well-thought-out educational software provides multisensory feedback and positive reinforcement while supporting success, choice, and control of the learning process. Its design can target either specific cognitive functions or non-specific learning skills and mechanisms (Medalia et al., 2009).

CRT successfully uses the brain’s neuroplasticity and is often more effective in younger age groups who haven’t experienced the effects of long-term psychosis. It works by increasing activation and connectivity patterns within and across several brain regions involved in working memory and high-order executive functioning (Corbo & Abreu, 2018).

The Neuropsychological Educational Approach to Cognitive Remediation (NEAR) is one of several approaches that provide highly individualized learning opportunities. It allows each client to proceed at their own pace on tasks selected and designed to engage them and address their cognitive needs (Medalia et al., 2009).

NEAR and other CRT techniques are influenced by learning theory and make use of the following (Medalia et al., 2009):

  • Errorless learning Encouraging the client to learn progressively, creating a positive experience without relying on trial and error.
  • Shaping and positive feedback Reinforcing behaviors that approximate target behaviors (such as good timekeeping) and offering rewards (for example, monthly certificates for attendance).
  • Prompting Using open-ended questions that guide the client toward the correct response.
  • Modeling Demonstrating how to solve a problem.
  • Generalizing Learning how to generalize learned skills to other situations.
  • Bridging Understanding how to apply skills learned inside a session outside  in everyday life.

Encouraging intrinsic motivation (doing the tasks for the satisfaction of doing them rather than for external rewards) and task engagement are also essential aspects of successful CRT programs (Medalia et al., 2009).

Therapy is most effective when it successfully supports clients as they transfer learning skills into the real world.

Cognitive remediation techniques must be selected according to the skills and needs of the client and typically fall into one of three major intervention categories (Medalia et al., 2009):

  • Planning exercises, such as planning a trip to the beach to practice cognitive strategies
  • Cueing and sequencing , such as adding signs or placing reminder notes at home to encourage completing everyday tasks (for example, brushing teeth)

Such techniques rely on several key principles, including “(1) teaching new, efficient, information processing strategies; (2) aiding the transfer of cognitive gains to the real world; and (3) modifying the local environment” (Medalia et al., 2009, p. 5).

  • Restorative approaches Directly target cognitive deficits by repeating task practices and gradually increasing difficulty and complexity; along with regular feedback, they encourage accurate and high levels of performance.

Practice is often organized hierarchically, as follows:

  • Elementary aspects of sensory processing (for example, improving auditory processing speed and accuracy)
  • High-order memory and problem-solving skills (including executive functioning and verbal skills)

This technique assumes a degree of neuroplasticity that, with training, results in a greater degree of accuracy in sensory representations, improved cognitive strategies for grouping stimuli into more meaningful groups, and better recall.

  • Repetition and reaching for increasing levels of task difficulty
  • Modeling other people’s positive behavior
  • Role-play  to re-enact experienced or imagined behavior from different perspectives
  • Corrective feedback to improve and correct unwanted or unhelpful behavior

Complex social cognitive processes are typically broken down into elemental skills for repetitive practice, role-play, and corrective feedback.

It is vital that activities within CRT are interesting and engaging for clients. They must foster the motivation required to persevere to the end of the task or game.

The following three games and puzzles are particularly valuable for children and adolescents (modified from Tchanturia, 2015):

SET

SET is a widely available card game that practices matching based on color, shape, shading, etc.

Clients must shift their thinking to identify multiple ways of categorizing and grouping cards, then physically sort them based on their understanding.

It may be helpful to begin with a limited set of cards to reduce the likelihood of the clients becoming overwhelmed by the game or finding it less enjoyable.

2. Rush Hour

Rush Hour

Rush Hour is another fun game that balances problem-solving skills with speed.

Puzzles start simple and increase in complexity, with additional elements involved. Skills developed include problem-solving and abstract thinking, and the game requires a degree of perseverance.

QBitz

Other activities require no specialist equipment and yet can be highly engaging and support clients in learning transferable skills (modified from Tchanturia, 2015).

  • Bigger picture thinking This involves the client picturing a shape in their minds or looking at one out of sight of the therapist. They then describe the shape (without naming it), while the therapist attempts to draw it according to the instructions. This practice is helpful with clients who get overwhelmed by detail and cannot see the bigger picture.
  • Word searches Word searches encourage the client to focus on relevant information and ignore everything else – an essential factor in central coherence. Such puzzles also challenge memory, concentration, and attention.
  • Last word response Last word response is a challenging verbal game promoting cognitive flexibility. The first player makes up and says a sentence out loud. Each subsequent player makes up a new sentence, starting with the last word of the previous player’s sentence. For example, ‘ I like cheese’ may be followed by the next player saying, ‘ Cheese is my favorite sandwich ingredient ,’ etc.
  • Dexterity Using your non-dominant hand once a week (for example, combing your hair or brushing your teeth) stimulates different parts of your brain, creating alternative patterns of neuron firing and strengthening cognitive functions.

To my surprise this is a treatment that has not been discussed in the area I live and work. I just stumbled upon this when I was researching cognitive impairments with schizophrenia. I currently work on a team with multiple mental health professionals that go out into the community, to work with people diagnosed with Schizophrenia. 7. Yes, and …

Time: 5-15 minutes

Best for: A quick game to foster creativity and flexibility

One of the best ways to strengthen your team’s ability to think quickly and adapt to unknown scenarios is through improv games. This one is perfect for beginners as it doesn’t require any acting, and your team can participate from the comfort of their home office chairs. 

To play the game, one person begins to tell a story, and the rest of the team has to build on it by replying with "yes, and". One after the other, everyone contributes one or two sentences, but people have to react quickly to keep the flow of the story going. 

You can determine the order in advance, for example, by first name or age, or keep it open to increase the difficulty level.

8. Flash of genius

Time: 15- 20 minutes

Best for: Quick thinking, boosting creativity, healthy competition

Have you ever had a flash of inspiration at a random moment? The one that prompts you to jot down your brilliant idea on a piece of paper or a napkin? That’s what this game is all about.

Before the game starts, you have to prepare several problem statements. These can be real, like ‘A team from another department constantly messes up your work. What do you do?’ or imaginative, such as ‘Aliens have landed on planet earth and kidnapped humans. What do you do?’. During the session, the participants then need to develop solutions to these problems. 

  • Split the team into small groups and ask everyone to write down their approaches on a digital collaboration board 
  • After two minutes of brainstorming, every team gets one more minute to decide on their number one solution
  • For the finale, everyone presents their approach to the rest of the group

9. Codenames

Time: 15-30 minutes

Best for: Thinking outside the box, risk evaluation, communication

​​Codenames was initially released as a card game but is now also available as an online version. In this game, two teams must try to identify agents hiding behind codenames. 

  • The playing field consists of 25 cards labeled with codenames (random words)
  • Both teams assign one spymaster who gets to see under which cards the agents for their team are hiding. The spymasters take turns giving their team members clues to find the right cards, but with one big restriction – they can only say one word.
  • The goal is to find all the right words before the other team finishes.

To be the fastest team, it is useful to give clues that connect different terms, but players have to be careful not to guess the cards that belong to the other group. Thus, the participants must find the right balance between risk-taking and passing on an opportunity to score.

10. Domino effect

Price: 0- 29€/person

Best for: Collaborating asynchronously and working together on one goal

The idea behind this activity is simple; you knock over one object that sets a second in motion, which is followed by a whole chain of reactions. What makes it difficult is that the team has to create this domino effect without being in the same place. Therefore, each team member has to create one part of the process and film it.

This is what it looks like: 

  • Person 1 begins the series by knocking over a random object and making a video of it; let’s say they choose a ball that knocks down a book
  • They inform person 2, who creates a video of a book falling onto a bottle. 
  • Then, person 3 has to start their video with a bottle falling on the object of their choice and so on.
  • In the end, all videos are cut together. 

The activity requires strategic thinking and good communication to have a consistent string of domino effects and is perfect for teams who work across different time zones. You can either set it up yourself or get a professional agency to support you.

11. Escape room

If you’re not already familiar with the concept of escape rooms, you’re missing out! In short, your team has to solve various puzzles and riddles while following a mystery tale. Only if they find the hidden clues will they reach the solution and escape the room. 

This makes escape rooms an excellent problem-solving team building activity for adults. Participants have to practice their patience and logical thinking. Virtual escape games usually take place over a video conferencing tool so participants can discuss their ideas as the game proceeds. One of our favorite escape room experiences is this Sherlock-inspired detective story.

12. Panel of Experts

Time: 15-30 min.

Best for: Helping team members to step out of their comfort zone through improvisation

Panel of Experts is another improv game that is great for fostering creativity and spontaneity as your team will have to create dialogues without any prior preparation and script.

How it works: 

  • You determine one show host and two to four ‘experts’; the rest of the team will act as an audience. 
  • Everybody in the audience can call in a topic they would like the group to discuss for two minutes. Collect all ideas and agree on a topic to start with.
  • The actors now have to engage in a conversation in their respective roles. 
  • After each round, assign the roles to new team members.

Your team will have collaboratively put up some entertaining scenes, and who knows, maybe you will discover some actual special-interest knowledge.

13. Sort the group

Time: 10-15 minutes

Best for: Improving communication; Getting to know your team

Sort the group exercises are exactly what they sound to be: As a team, you have to get in order following different attributes like height, age, duration at the company; you name it. The difficulty lies within the fact that you aren’t allowed to talk or write. Team members have to develop other ways to communicate and get in order.

Pro tip: You can open a shared document, write down the names of the participants and rearrange them until everyone agrees on the final result.

14. The minefield

Price: 0-10€

Best for: Practicing communication and listening skills and advancing trust between team members

This classic team building activity works very well to build trust in your team without the awkwardness of trust falls or entangling human knots. You’ll have to prepare a playing field beforehand, consisting of a starting and finishing line, and put some obstacles (e.g., bottles) in between. 

  • Divide the team into several small groups. Each team lines up at the edge of the playing field.
  • Each participant is given a blindfold to put on when it is their turn. You can use face masks or anything else to cover the eyes.
  • After giving the go, the groups must try to guide their 'blind' teammates through the minefield using verbal instructions alone. If a person touches an object, they have to start over. If they make it through the minefield, the next person can start. 
  • The fastest team wins. 

Pro tip: To make the game more difficult, you can rule that players cannot give directions (front, side, back) but must think of a code to guide their teammates.

15. Picking up trash

Time: 30 minutes - 3 hours

Best for: Teams looking to make a real impact beyond simple games

What better way to connect with your team than simultaneously doing something great for the environment? Have your team walk around the area around your office and pick up trash together. Afterward, you come together and brainstorm ideas on how to tackle the garbage problem. Maybe your neighborhood could profit from some more trash cans? Higher fines for littering? A better deposit system? Get creative!

You can also turn it into a challenge. To do so, divide your crew into smaller groups and assign each one the task of collecting as much rubbish as they can. After some time, you evaluate who had the most original approaches and picked up the most trash. 

Either way, you train your problem-solving skills on a real-world issue and do some good for nature.

16. Speed-dating

Time: 10-20 minutes

Best for: Fostering 1:1 conversations around work issues

While speed dating is best known for finding new romantic partners, it can also be applied to the working environment. 

Here is how it works:

  • Divide the team into two groups, one of which positions itself in an inner and the other in an outer circle. There should always be two people facing each other. If you’re an uneven number, create one pair that always moves together.
  • A game leader asks a question for which both partners have one minute to answer.
  • Then the inner circle moves so that two new team members are facing each other.
  • The game ends when everyone has returned to their original partner.

Some questions to inspire your own:

  • If you could change one thing in your workday, what would it be?
  • Would you rather have more time or more money? Why?
  • What would you do if your laptop suddenly just stopped working?

17. Scavenger hunt

Price: Varies

Time: 2-3 hours

Best for: Fostering cross-team collaboration and boosting team morale

Another classic team-building activity that is great for promoting problem-solving. You have to work together as a team to find clues that will ultimately lead you to a goal. 

As far as preparation goes, you will have to decide between setting up the activity yourself or a professional provider. Depending on which option you choose, you will have to invest more money or time (yes, we are referring to the last game here). Either way, your joint search will have your team think outside the box and socialize with others.

When it comes to solving complicated problems, many leaders only focus on the most apparent issues. Unfortunately that often leads to patchwork or partial solutions. But Anne Morriss offers a different framework that aims to truly tackle big problems by first leaning into trust and then focusing on speed.

Morriss is an entrepreneur and leadership coach. She’s also the co-author of the book, Move Fast and Fix Things: The Trusted Leader’s Guide to Solving Hard Problems . In this episode, she outlines a five-step process for solving any problem. Some, she says, can be solved in a week, while others take much longer. She also explains why starting with trust and ending with speed is so important for effective change leadership.

CURT NICKISCH: Welcome to the HBR IdeaCast from Harvard Business Review. I’m Curt Nickisch.

Problems can be intimidating. Sure, some problems are fun to dig into. You roll up your sleeves, you just take care of them; but others, well, they’re complicated. Sometimes it’s hard to wrap your brain around a problem, much less fix it.

And that’s especially true for leaders in organizations where problems are often layered and complex. They sometimes demand technical, financial, or interpersonal knowledge to fix. And whether it’s avoidance on the leaders’ part or just the perception that a problem is systemic or even intractable, problems find a way to endure, to keep going, to keep being a problem that everyone tries to work around or just puts up with.

But today’s guest says that just compounds it and makes the problem harder to fix. Instead, she says, speed and momentum are key to overcoming a problem.

Anne Morriss is an entrepreneur, leadership coach and founder of the Leadership Consortium and with Harvard Business School Professor Francis Frei, she wrote the new book, Move Fast and Fix Things: The Trusted Leaders Guide to Solving Hard Problems . Anne, welcome back to the show.

ANNE MORRISS: Curt, thank you so much for having me.

CURT NICKISCH: So, to generate momentum at an organization, you say that you really need speed and trust. We’ll get into those essential ingredients some more, but why are those two essential?

ANNE MORRISS: Yeah. Well, the essential pattern that we observed was that the most effective change leaders out there were building trust and speed, and it didn’t seem to be a well-known observation. We all know the phrase, “Move fast and break things,” but the people who were really getting it right were moving fast and fixing things, and that was really our jumping off point. So when we dug into the pattern, what we observed was they were building trust first and then speed. This foundation of trust was what allowed them to fix more things and break fewer.

CURT NICKISCH: Trust sounds like a slow thing, right? If you talk about building trust, that is something that takes interactions, it takes communication, it takes experiences. Does that run counter to the speed idea?

ANNE MORRISS: Yeah. Well, this issue of trust is something we’ve been looking at for over a decade. One of the headlines in our research is it’s actually something we’re building and rebuilding and breaking all the time. And so instead of being this precious, almost farbege egg, it’s this thing that is constantly in motion and this thing that we can really impact when we’re deliberate about our choices and have some self-awareness around where it’s breaking down and how it’s breaking down.

CURT NICKISCH: You said break trust in there, which is intriguing, right? That you may have to break trust to build trust. Can you explain that a little?

ANNE MORRISS:  Yeah, well, I’ll clarify. It’s not that you have to break it in order to build it. It’s just that we all do it some of the time. Most of us are trusted most of the time. Most of your listeners I imagine are trusted most of the time, but all of us have a pattern where we break trust or where we don’t build as much as could be possible.

CURT NICKISCH: I want to talk about speed, this other essential ingredient that’s so intriguing, right? Because you think about solving hard problems as something that just takes a lot of time and thinking and coordination and planning and designing. Explain what you mean by it? And also, just  how we maybe approach problems wrong by taking them on too slowly?

ANNE MORRISS: Well, Curt, no one has ever said to us, “I wish I had taken longer and done less.” We hear the opposite all the time, by the way. So what we really set out to do was to create a playbook that anyone can use to take less time to do more of the things that are going to make your teams and organizations stronger.

And the way we set up the book is okay, it’s really a five step process. Speed is the last step. It’s the payoff for the hard work you’re going to do to figure out your problem, build or rebuild trust, expand the team in thoughtful and strategic ways, and then tell a real and compelling story about the change you’re leading.

Only then do you get to go fast, but that’s an essential part of the process, and we find that either people under emphasize it or speed has gotten a bad name in this world of moving fast and breaking things. And part of our mission for sure was to rehabilitate speed’s reputation because it is an essential part of the change leader’s equation. It can be the difference between good intentions and getting anything done at all.

CURT NICKISCH: You know, the fact that nobody ever tells you, “I wish we had done less and taken more time.” I think we all feel that, right? Sometimes we do something and then realize, “Oh, that wasn’t that hard and why did it take me so long to do it? And I wish I’d done this a long time ago.” Is it ever possible to solve a problem too quickly?

ANNE MORRISS: Absolutely. And we see that all the time too. What we push people to do in those scenarios is really take a look at the underlying issue because in most cases, the solution is not to take your foot off the accelerator per se and slow down. The solution is to get into the underlying problem. So if it’s burnout or a strategic disconnect between what you’re building and the marketplace you’re serving, what we find is the anxiety that people attach to speed or the frustration people attach to speed is often misplaced.

CURT NICKISCH: What is a good timeline to think about solving a problem then? Because if we by default take too long or else jump ahead and we don’t fix it right, what’s a good target time to have in your mind for how long solving a problem should take?

ANNE MORRISS: Yeah. Well, we’re playful in the book and talking about the idea that many problems can be solved in a week. We set the book up five chapters. They’re titled Monday, Tuesday, Wednesday, Thursday, Friday, and we’re definitely having fun with that. And yet, if you count the hours in a week, there are a lot of them. Many of our problems, if you were to spend a focused 40 hours of effort on a problem, you’re going to get pretty far.

But our main message is, listen, of course it’s going to depend on the nature of the problem, and you’re going to take weeks and maybe even some cases months to get to the other side. What we don’t want you to do is take years, which tends to be our default timeline for solving hard problems.

CURT NICKISCH: So you say to start with identifying the problem that’s holding you back, seems kind of obvious. But where do companies go right and wrong with this first step of just identifying the problem that’s holding you back?

ANNE MORRISS: And our goal is that all of these are going to feel obvious in retrospect. The problem is we skip over a lot of these steps and this is why we wanted to underline them. So this one is really rooted in our observation and I think the pattern of our species that we tend to be overconfident in the quality of our thoughts, particularly when it comes to diagnosing problems.

And so we want to invite you to start in a very humble and curious place, which tends not to be our default mode when we’re showing up for work. We convince ourselves that we’re being paid for our judgment. That’s exactly what gets reinforced everywhere. And so we tend to counterintuitively, given what we just talked about, we tend to move too quickly through the diagnostic phase.

CURT NICKISCH: “I know what to do, that’s why you hired me.”

ANNE MORRISS: Exactly. “I know what to do. That’s why you hired me. I’ve seen this before. I have a plan. Follow me.” We get rewarded for the expression of confidence and clarity. And so what we’re inviting people to do here is actually pause and really lean into what are the root causes of the problem you’re seeing? What are some alternative explanations? Let’s get into dialogue with the people who are also impacted by the problem before we start running down the path of solving it.

CURT NICKISCH: So what do you recommend for this step, for getting to the root of the problem? What are questions you should ask? What’s the right thought process? What do you do on Monday of the week?

ANNE MORRISS: In our experience of doing this work, people tend to undervalue the power of conversation, particularly with other people in the organization. So we will often advocate putting together a team of problem solvers, make it a temporary team, really pull in people who have a particular perspective on the problem and create the space, make it as psychologically safe as you can for people to really, as Chris Argyris so beautifully articulated, discuss the undiscussable.

And so the conditions for that are going to look different in every organization depending on the problem, but if you can get a space where smart people who have direct experience of a problem are in a room and talking honestly with each other, you can make an extraordinary amount of progress, certainly in a day.

CURT NICKISCH: Yeah, that gets back to the trust piece.

ANNE MORRISS: Definitely.

CURT NICKISCH: How do you like to start that meeting, or how do you like to talk about it? I’m just curious what somebody on that team might hear in that meeting, just to get the sense that it’s psychologically safe, you can discuss the undiscussable and you’re also focusing on the identification part. What’s key to communicate there?

ANNE MORRISS: Yeah. Well, we sometimes encourage people to do a little bit of data gathering before those conversations. So the power of a quick anonymous survey around whatever problem you’re solving, but also be really thoughtful about the questions you’re going to ask in the moment. So a little bit of preparation can go a long way and a little bit of thoughtfulness about the power dynamic. So who’s going to walk in there with license to speak and who’s going to hold back? So being thoughtful about the agenda, about the questions you’re asking about the room, about the facilitation, and then courage is a very infectious emotion.

So if you can early on create the conditions for people to show up bravely in that conversation, then the chance that you’re going to get good information and that you’re going to walk out of that room with new insight in the problem that you didn’t have when you walked in is extraordinarily high.

CURT NICKISCH: Now, in those discussions, you may have people who have different perspectives on what the problem really is. They also bear different costs of addressing the problem or solving it. You talked about the power dynamic, but there’s also an unfairness dynamic of who’s going to actually have to do the work to take care of it, and I wonder how you create a culture in that meeting where it’s the most productive?

ANNE MORRISS: For sure, the burden of work is not going to be equitably distributed around the room. But I would say, Curt, the dynamic that we see most often is that people are deeply relieved that hard problems are being addressed. So it really can create, and more often than not in our experience, it does create this beautiful flywheel of action, creativity, optimism. Often when problems haven’t been addressed, there is a fair amount of anxiety in the organization, frustration, stagnation. And so credible movement towards action and progress is often the best antidote. So even if the plan isn’t super clear yet, if it’s credible, given who’s in the room and their decision rights and mandate, if there’s real momentum coming out of that to make progress, then that tends to be deeply energizing to people.

CURT NICKISCH: I wonder if there’s an organization that you’ve worked with that you could talk about how this rolled out and how this took shape?

ANNE MORRISS: When we started working with Uber, that was wrestling with some very public issues of culture and trust with a range of stakeholders internally, the organization, also external, that work really started with a campaign of listening and really trying to understand where trust was breaking down from the perspective of these stakeholders?

So whether it was female employees or regulators or riders who had safety concerns getting into the car with a stranger. This work, it starts with an honest internal dialogue, but often the problem has threads that go external. And so bringing that same commitment to curiosity and humility and dialogue to anyone who’s impacted by the problem is the fastest way to surface what’s really going on.

CURT NICKISCH: There’s a step in this process that you lay out and that’s communicating powerfully as a leader. So we’ve heard about listening and trust building, but now you’re talking about powerful communication. How do you do this and why is it maybe this step in the process rather than the first thing you do or the last thing you do?

ANNE MORRISS: So in our process, again, it’s the days of the week. On Monday you figured out the problem. Tuesday you really got into the sandbox in figuring out what a good enough plan is for building trust. Wednesday, step three, you made it better. You created an even better plan, bringing in new perspectives. Thursday, this fourth step is the day we’re saying you got to go get buy-in. You got to bring other people along. And again, this is a step where we see people often underinvest in the power and payoff of really executing it well.

CURT NICKISCH: How does that go wrong?

ANNE MORRISS: Yeah, people don’t know the why. Human behavior and the change in human behavior really depends on a strong why. It’s not just a selfish, “What’s in it for me?” Although that’s helpful, but where are we going? I may be invested in a status quo and I need to understand, okay, if you’re going to ask me to change, if you’re going to invite me into this uncomfortable place of doing things differently, why am I here? Help me understand it and articulate the way forward and language that not only I can understand, but also that’s going to be motivating to me.

CURT NICKISCH: And who on my team was part of this process and all that kind of stuff?

ANNE MORRISS: Oh, yeah. I may have some really important questions that may be in the way of my buy-in and commitment to this plan. So certainly creating a space where those questions can be addressed is essential. But what we found is that there is an architecture of a great change story, and it starts with honoring the past, honoring the starting place. Sometimes we’re so excited about the change and animated about the change that what has happened before or what is even happening in the present tense is low on our list of priorities.

Or we want to label it bad, because that’s the way we’ve thought about the change, but really pausing and honoring what came before you and all the reasonable decisions that led up to it, I think can be really helpful to getting people emotionally where you want them to be willing to be guided by you. Going back to Uber, when Dara Khosrowshahi came in.

CURT NICKISCH: This is the new CEO.

ANNE MORRISS: The new CEO.

CURT NICKISCH: Replaced Travis Kalanick, the founder and first CEO, yeah.

ANNE MORRISS: Yeah, and had his first all-hands meeting. One of his key messages, and this is a quote, was that he was going to retain the edge that had made Uber, “A force of nature.” And in that meeting, the crowd went wild because this is also a company that had been beaten up publicly for months and months and months, and it was a really powerful choice. And his predecessor, Travis was in the room, and he also honored Travis’ incredible work and investment in bringing the company to the place where it was.

And I would use words like grace to also describe those choices, but there’s also an incredible strategic value to naming the starting place for everybody in the room because in most cases, most people in that room played a role in getting to that starting place, and you’re acknowledging that.

CURT NICKISCH: You can call it grace. Somebody else might call it diplomatic or strategic. But yeah, I guess like it or not, it’s helpful to call out and honor the complexity of the way things have been done and also the change that’s happening.

ANNE MORRISS: Yeah, and the value. Sometimes honoring the past is also owning what didn’t work or what wasn’t working for stakeholders or segments of the employee team, and we see that around culture change. Sometimes you’ve got to acknowledge that it was not an equitable environment, but whatever the worker, everyone in that room is bringing that pass with them. So again, making it discussable and using it as the jumping off place is where we advise people to start.

Then you’ve earned the right to talk about the change mandate, which we suggest using clear and compelling language about the why. “This is what happened, this is where we are, this is the good and the bad of it, and here’s the case for change.”

And then the last part, which is to describe a rigorous and optimistic way forward. It’s a simple past, present, future arc, which will be familiar to human beings. We love stories as human beings. It’s among the most powerful currency we have to make sense of the world.

CURT NICKISCH: Yeah. Chronological is a pretty powerful order.

ANNE MORRISS: Right. But again, the change leaders we see really get it right, are investing an incredible amount of time into the storytelling part of their job. Ursula Burns, the Head of Xerox is famous for the months and years she spent on the road just telling the story of Xerox’s change, its pivot into services to everyone who would listen, and that was a huge part of her success.

CURT NICKISCH: So Friday or your fifth step, you end with empowering teams and removing roadblocks. That seems obvious, but it’s critical. Can you dig into that a little bit?

ANNE MORRISS: Yeah. Friday is the fun day. Friday’s the release of energy into the system. Again, you’ve now earned the right to go fast. You have a plan, you’re pretty confident it’s going to work. You’ve told the story of change the organization, and now you get to sprint. So this is about really executing with urgency, and it’s about a lot of the tactics of speed is where we focus in the book. So the tactics of empowerment, making tough strategic trade-offs so that your priorities are clear and clearly communicated, creating mechanisms to fast-track progress. At Etsy, CEO Josh Silverman, he labeled these projects ambulances. It’s an unfortunate metaphor, but it’s super memorable. These are the products that get to speed out in front of the other ones because the stakes are high and the clock is sticking.

CURT NICKISCH: You pull over and let it go by.

ANNE MORRISS: Yeah, exactly. And so we have to agree as an organization on how to do something like that. And so we see lots of great examples both in young organizations and big complex biotech companies with lots of regulatory guardrails have still found ways to do this gracefully.

And I think we end with this idea of conflict debt, which is a term we really love. Leanne Davey, who’s a team scholar and researcher, and anyone in a tech company will recognize the idea of tech debt, which is this weight the organization drags around until they resolve it. Conflict debt is a beautiful metaphor because it is this weight that we drag around and slows us down until we decide to clean it up and fix it. The organizations that are really getting speed right have figured out either formally or informally, how to create an environment where conflict and disagreements can be gracefully resolved.

CURT NICKISCH: Well, let’s talk about this speed more, right? Because I think this is one of those places that maybe people go wrong or take too long, and then you lose the awareness of the problem, you lose that urgency. And then that also just makes it less effective, right? It’s not just about getting the problem solved as quickly as possible. It’s also just speed in some ways helps solve the problem.

ANNE MORRISS: Oh, yeah. It really is the difference between imagining the change you want to lead and really being able to bring it to life. Speed is the thing that unlocks your ability to lead change. It needs a foundation, and that’s what Monday through Thursday is all about, steps one through four, but the finish line is executing with urgency, and it’s that urgency that releases the system’s energy, that communicates your priorities, that creates the conditions for your team to make progress.

CURT NICKISCH: Moving fast is something that entrepreneurs and tech companies certainly understand, but there’s also this awareness that with big companies, the bigger the organization, the harder it is to turn the aircraft carrier around, right? Is speed relative when you get at those levels, or do you think this is something that any company should be able to apply equally?

ANNE MORRISS: We think this applies to any company. The culture really lives at the level of team. So we believe you can make a tremendous amount of progress even within your circle of control as a team leader. I want to bring some humility to this and careful of words like universal, but we do think there’s some universal truths here around the value of speed, and then some of the byproducts like keeping fantastic people. Your best people want to solve problems, they want to execute, they want to make progress and speed, and the ability to do that is going to be a variable in their own equation of whether they stay or they go somewhere else where they can have an impact.

CURT NICKISCH: Right. They want to accomplish something before they go or before they retire or finish something out. And if you’re able to just bring more things on the horizon and have it not feel like it’s going to be another two years to do something meaningful.

ANNE MORRISS: People – I mean, they want to make stuff happen and they want to be around the energy and the vitality of making things happen, which again, is also a super infectious phenomenon. One of the most important jobs of a leader, we believe, is to set the metabolic pace of their teams and organizations. And so what we really dig into on Friday is, well, what does that look like to speed something up? What are the tactics of that?

CURT NICKISCH: I wonder if that universal truth, that a body in motion stays in motion applies to organizations, right? If an organization in motion stays in motion, there is something to that.

ANNE MORRISS: Absolutely.

CURT NICKISCH: Do you have a favorite client story to share, just where you saw speed just become a bit of a flywheel or just a positive reinforcement loop for more positive change at the organization?

ANNE MORRISS: Yeah. We work with a fair number of organizations that are on fire. We do a fair amount of firefighting, but we also less dramatically do a lot of fire prevention. So we’re brought into organizations that are working well and want to get better, looking out on the horizon. That work is super gratifying, and there is always a component of, well, how do we speed this up?

What I love about that work is there’s often already a high foundation of trust, and so it’s, well, how do we maintain that foundation but move this flywheel, as you said, even faster? And it’s really energizing because often there’s a lot of pent-up energy that… There’s a lot of loyalty to the organization, but often it’s also frustration and pent-up energy. And so when that gets released, when good people get the opportunity to sprint for the first time in a little while, it’s incredibly energizing, not just for us, but for the whole organization.

CURT NICKISCH: Anne, this is great. I think finding a way to solve problems better but also faster is going to be really helpful. So thanks for coming on the show to talk about it.

What Is Speech Therapy?

Human wings are social animals that are able to function within their environment through effective communication. Communication, whether the form of speech or written word enables individuals to express and understand each other, it helps them in forming and sustaining relationships with other people. 

Understanding what people are saying and responding to them through effective communication channels is an essential part of being a human, it almost comes as second nature to individuals. Although such is not the case for individuals battling speech and communication disorders. For such people, speech therapy may prove to be an essential tool. 

Speech therapy is a psychological intervention that seeks to improve an individual’s ability to understand and produce language. It can help in better comprehension and expression of both verbal and non-verbal language. Speech therapy can also be called speech language therapy, and it helps build communication skills in people. This kind of therapy provides successful support and treatment to individuals with speech problems and communication disorders. 

Do Adults Need Speech Therapy?

It is a very common misconception that speech therapy can only serve as useful for children with speech and communication disorders. While speech therapy can help direct children’s language development onto the right path, it’s applications do not end there. Speech therapy can be extremely useful even in the case of adults with long-drawn or newly acquired speech problems. 

Adults may seek out speech therapists for a variety of reasons, ranging from regaining communications skills and confidence after trauma or injury or to simply improve on public speaking skills. 

Some of the most common reasons for adults to seek out speech therapy can be:

  • Stuttering: stuttering is a speech issue wherein a person has a hard time pronouncing certain sounds. It can cause people to either repeat their words or stretch them out. This condition may become exaggerated due to stress and can also be influenced by the person’s feelings. 
  • Swallowing Issues: Individuals with diseases such as cancer of the jaw, lips, mouth or tongue, and people with neurological issues can develop issues with speech production and clear expression of verbal content. When there are physical problems such as these, a speech therapist may help clients in regaining lost speech functions or to work around them and find alternative routes. 
  • Trauma and Speech Reception: Speech therapy is not limited to speech production, it can also aid in better comprehension and speech reception. Trauma or accidents are likely to interfere with how people process and understand spoken content; they may face difficulties in focusing attention, understanding what others are saying or retaining information they have received. Speech therapy can also help with developing these skills and improving speech reception. 
  • Cognitive Disorders or Aphasia: Aphasia is a common communicative disorder which interferes with a person’s ability to clearly speak or understand others. It is often acquired as a result of illness or injury. An individual could also require speech therapy if they have a cognitive-communication disorder, which means that the parts of their brain responsible for speech production are facing problems. 

What Happens in Adult Speech Therapy?

A Speech and Language Pathologist is likely to use various techniques as part of adult speech therapy. These can involve:

  • Breathing exercises: A speech therapist can use breathing exercises to help people with resonance issues.
  • Mouth exercises: Mouth exercises in speech therapy can be a suitable way to strengthen the oral muscle which help control and improve communication.
  • Social communication: Speech pathologists could also make use of problem-solving, memory activities, and conversation exercises to improve communication.
  • Swallowing exercises: Organic illnesses, like Parkinson’s disease, oral cancer, or a stroke, may cause swallowing difficulties which can also affect clear speech. A speech therapist can use swallowing exercises to help a person resolve and better deal with these issues. 

What is Problem Solving In Speech Therapy?

Before understanding how problem solving fits into speech therapy, it is important to review what problem solving means. The term problem solving essentially highlights the mental processes that people use to identify, understand, analyse and overcome problems. It is a multi-step, goal-directed behaviour aimed at overcoming a mental or physical obstacle. 

The problem solving process starts with defining a problem. This step usually involves the diagnosis of a situation to collect facts and information for later processing.  While a person is attempting to define a problem, they take in information from various sources and try to establish a cause-and-effect relationship between various factors involved in the situation. After a problem situation is successfully conceptualised, people try to look for alternatives solutions that may bring about a resolution. As various solutions are found and evaluated for usefulness, the final stage of problem solving is reached, which is implementation of the shortlisted solution. After scouring through dozens of possible solutions to a particular problem, an individual narrows down on the most feasible option and seeks to implement it as a final solution to the situation. 

Within the domain of speech therapy, problem solving exercises, or activities that involve the use of memory systems, organisation and decision making behaviours are most commonly used to treat cognitive communication disorders. Such disorders can affect the way in which people produce or comprehend speech, and they can be a result of either injury or illness. 

Adopting a problem solving approach with respect to communication disorders can help adults in adapting to undesirable situations that arise throughout their days. It can even help them gain a better understanding of their speech problems and come to terms with it. Once people are able to comprehend their issues, they will be better equipped to deal with the problems and take steps to improve their situation as suggested by their speech therapists. Problem solving exercises within speech therapy also help in building a person’s confidence and their capabilities for social interaction; which in turn would have benefits for their personal and professional relationships. 

Problem Solving Activities In Adult Speech Therapy

Some of the commonly practised problem solving activities within adult speech therapy are:

  • Tongue Exercises: The first step in re-training oneself to practise correct speech patterns should be to gain better control over the tongue. Moving and exercising is an essential part of speech therapy. Tongue training exercises can help the mouth to move easily in coordinated patterns which can greatly improve the quality of speech production. 
  • Expression Game: Standing in front of a mirror and practising a list of expressions is also a great cognitive exercise within speech therapy. Reading a list of expressions and then attempting to recreate them in the mirror provides the rain with essential feedback. This stimulates the brain and allows individuals to observe their progression real time. Not only this, it can also help in strengthening the muscles in a person’s face and mouth. 
  • Reading and Sentence Production: Patients with organic speech disturbances like apraxia can benefit from reading activities. Reading small passages and repeating them out loud can help such patients to strengthen their lip and tongue muscles. A speech therapist may start off by asking them to practice one or two sentences initially for short periods of time, and gradually increase theory timings and workload.  
  • Word Games: Word games either through the use of computers or with people around oneself can prove to be a great way to exercise the brain’s speech and language centers. These games can either rely on quick production or quick comprehension and repetition of speech. They force individuals to pay and sustain attention, and make use of their speech centers. 
  • Computer Games: Computer games like solitaire or alchemy are sometimes also used with speech therapy clients. Although these games do not rely on active production of speech, they can still help exercise the cognitive-linguistic pathways because the brain’s language processing skills are still being actively used. 
  • Counting Syllables: When working with a speech therapist, a client may be asked to speak various words to the therapist while the therapist does the same. When one person finishes saying a word, the other’s role is to guess how many syllables are there in the word. As a client and therapist both say words and provide each other with feedback, the individual showing up for speech therapy learns to identify and break down words for better speech comprehension and also makes improvements in the production of speech. 
  • Special Focus Games: Sometimes clients may face extreme difficulties in pronouncing certain words or sounds. In such cases they are encouraged to pair the problem consonants with all the five vowels and to practice the sounds they make over and over. 
  • Role-Play Conversations: Sometimes speech therapists may engage in role-plays with clients to enable them to slowly ease back into communicating and regain the verbal skills and confidence required to form and maintain personal and professional relationships. 
  • Speech Exercises through apps: With the advent of technology, there are various speech problem solving mobile and internet applications available today. These applications come with unique plans and exercises that can be tailored to a client’s specific problems. Apps can also be used to assess an individual’s problems areas which can help both the therapist and the person concerned to understand where they are lacking and what they need support with. 

How Can Problem Solving In Speech Therapy Help Adults? 

The various ways in which speech language pathologists can utilise problem solving exercises within speech therapy are:

  • Using cognitive exercises to help recovery after strokes
  • Using breathing, mouth and tongue exercises to provide comfort from swallowing difficulties
  • Using conversational exercises that stimulate the brain to help repair communication between friends and family 
  • Improving the clarity of spoken language by working on speech production and pronunciation
  • Using cognitive exercises to create a strong link between language comprehension and production centres of the brain
  • Improving brain plasticity through various cognitive problem solving exercises that help individuals gain new skills in speech development 

Is Speech Therapy The Only Option For People With Speech Disturbances?

Sometimes, people who have been diagnosed with speech production or comprehension issues may not be able to benefit from speech therapy. This could be because speech therapy is unable to target their problem areas or other therapeutic factors beyond the control  of the individual or therapist. Sometimes speech therapy alone may not be able to cater to the problems of an individual. There are various approaches that can be applied in the care of such individuals, like: 

  • Music Therapy: Musical activities can  be used to facilitate speech recognition and processing in adults that have suffered traumatic brain injuries or brain damage due to illness. These exercises can strengthen language processing, communication and social skills. 
  • Neurofeedack: Neurofeedback makes use of sensors attached to a client’s scalp which provides them with realtime information about their physical states. by receiving constant information about brain processes and physical arousal, an individual can learn to manage these states better.

Apart from carrying out interventions, speech therapists also act as a constant source of motivation and support for their clients, urging them and giving them the warmth and understanding needed to continue working on their problems. 

How does speech therapy last for adults?

Adults are not as malleable as children, they are more set in their ways and have ingrained methods of understanding and producing language. In order to bring about a change in how an individual understands and communicates veral content a speech therapist needs longer times as compared to children. Speech therapy with adults also includes providing constant support and encouragement to keep the client motivated towards the final goal of speech therapy. This can become an intensive and time-consuming process that might spread across months. In case of injuries or brain disorders, the severity and prognosis of the conditions is also likely to influence the length of therapy.

Today, ever since the discovery that whales produce songs, scientists have been trying to find a way to decipher their lyrics. After 60 years, they may have finally done it. My colleague, Carl Zimmer, explains.

It’s Friday, May 24.

I have to say, after many years of working with you on everything from the pandemic to —

— CRISPR DNA technology, that it turns out your interests are even more varied than I had thought, and they include whales.

They do indeed.

And why? What is it about the whale that captures your imagination?

I don’t think I’ve ever met anybody who is not fascinated by whales. I mean, these are mammals like us, and they’re swimming around in the water. They have brains that are much bigger than ours. They can live maybe 200 years. These are incredible animals, and animals that we still don’t really understand.

Right. Well, it is this majestic creature that brings us together today, Carl, because you have been reporting on a big breakthrough in our understanding of how it is that whales communicate. But I think in order for that breakthrough to make sense, I think we’re going to have to start with what we have known up until now about how whales interact. So tell us about that.

Well, people knew that whales and dolphins traveled together in groups, but up until the 1960s, we didn’t really know that whales actually made any sounds at all. It was actually sort of an accident that we came across it. The American military was developing sophisticated microphones to put underwater. They wanted to listen for Russian submarines.

As one does. But there was an engineer in Bermuda, and he started hearing some weird stuff.

[WHALE SOUNDS]

And he wondered maybe if he was actually listening to whales.

What made him wonder if it was whales, of all things?

Well, this sound did not sound like something geological.

It didn’t sound like some underwater landslide or something like that. This sounded like a living animal making some kind of call. It has these incredible deep tones that rise up into these strange, almost falsetto type notes.

It was incredibly loud. And so it would have to be some really big animal. And so with humpback whales swimming around Bermuda, this engineer thought, well, maybe these are humpback whales.

And so he gets in touch with a husband and wife team of whale biologists, Roger and Katy Payne, and plays these recordings to them. And they’re pretty convinced that they’re hearing whales, too. And then they go on to go out and confirm that by putting microphones in the water, chasing after groups of whales and confirming, yes, indeed, that these sounds are coming from these humpback whales.

So once these scientists confirm in their minds that these are the sounds of a whale, what happens with this discovery?

Well, Roger and Katy Payne and their colleagues are astonished that this species of whale is swimming around singing all the time for hours on end. And it’s so inspirational to them that they actually help to produce a record that they release “The Song of the Humpback Whale” in 1970.

And so this is being sold in record stores, you know, along with Jimi Hendrix and Rolling Stones. And it is a huge hit.

Yeah, it sells like two million copies.

Well, at the time, it was a huge cultural event. This record, this became almost like an anthem of the environmental movement. And it led, for whales in particular, to a lot of protections for them because now people could appreciate that whales were a lot more marvelous and mysterious than they maybe had appreciated before.

And so you have legislation, like the Marine Mammal Act. The United States just agrees just to stop killing whales. It stops its whaling industry. And so you could argue that the discovery of these whale songs in Bermuda led to at least some species of whales escaping extinction.

Well, beyond the cultural impact of this discovery, which is quite meaningful, I wonder whether scientists and marine biologists are figuring out what these whale songs are actually communicating.

So the Paynes create a whole branch of science, the study of whale songs. It turns out that pretty much every species of whale that we know of sings in some way or another. And it turns out that within a species, different groups of whales in different parts of the world may sing with a different dialect. But the big question of what these whales are singing, what do these songs mean, that remains elusive into the 21st century. And things don’t really change until scientists decide to take a new look at the problem in a new way.

And what is that new way?

So in 2020, a group of whale biologists, including Roger Payne, come together with computer scientists from MIT. Instead of humpback whales, which were the whales where whale songs are first discovered, these scientists decide to study sperm whales in the Caribbean. And humpback whales and sperm whales have very, very different songs. So if you’re used to humpback whales with their crazy high and low singing voices —

Right, those best-selling sounds.

— those are rockin’ tunes of the humpback whales, that’s not what sperm whales do. Sperm whales have a totally different way of communicating with each other. And I actually have some recordings that were provided by the scientists who have been doing this research. And so we can take a listen to some of them.

Wow, It’s like a rhythmic clicking.

These are a group of sperm whales swimming together, communicating.

So whale biologists knew already that there was some structure to this sound. Those clicks that you hear, they come in little pulses. And each of those pulses is known as a coda. And whale biologists had given names to these different codas. So, for example, they call one coda, one plus one plus three —

— which is basically click, click, click, click, click, or four plus three, where you have four clicks in a row and a pause and then three clicks in a row.

Right. And the question would seem to be, is this decipherable communication, or is this just whale gibberish?

Well, this is where the computer scientists were able to come in and to help out. The whale biologists who were listening to the codas from the sperm whales in the Caribbean, they had identified about 21 types. And then that would seem to be about it.

But then, an MIT computer science graduate student named Prajusha Sharma was given the job of listening to them again.

And what does she hear?

In a way, it’s not so much what she heard, but what she saw.

Because when scientists record whale songs, you can look at it kind of like if you’re looking at an audio of a recording of your podcast, you will see the little squiggles of your voice.

And so whale biologists would just look at that ticker of whale songs going across the screen and try to compare them. And Sharma said, I don’t like this. I just — this is not how I look at data. And so what she decided to do is she decided to kind of just visualize the data differently. And essentially, she just kind of flipped these images on their side and saw something totally new.

And what she saw was that sperm whales were singing a whole bunch of things that nobody had actually been hearing.

One thing that she discovered was that you could have a whale that was producing a coda over and over and over again, but it was actually playing with it. It was actually stretching out the coda,

[CLICKING] So to get a little bit longer and a little bit longer, a little bit longer.

And then get shorter and shorter and shorter again. They could play with their codas in a way that nobody knew before. And she also started to see that a whale might throw in an extra click at the end of a coda. So it would be repeating a coda over and over again and then boom, add an extra one right at the end. What they would call an ornamentation. So now, you have yet another signal that these whales are using.

And if we just look at what the sperm whales are capable of producing in terms of different codas, we go from just 21 types that they had found in the Caribbean before to 156. So what the scientists are saying is that what we might be looking at is what they call a sperm whale phonetic alphabet.

Yeah, that’s a pretty big deal because the only species that we know of for sure that has a phonetic alphabet —

— is us, exactly. So the reason that we can use language is because we can make a huge range of sounds by just doing little things with our mouths. A little change in our lips can change a bah to a dah. And so we are able to produce a set of phonetic sounds. And we put those sounds together to make words.

So now, we have sperm whales, which have at least 150 of these different versions of sounds that they make just by making little adjustments to the existing way that they make sounds. And so you can make a chart of their phonetic alphabet, just like you make a chart of the human phonetic alphabet.

So then, that raises the question, do they combine their phonetic alphabet into words? Do they combine their words into sentences? In other words, do sperm whales have a language of their own?

Right. Are they talking to each other, really talking to each other?

If we could really show that whales had language on par with humans, that would be like finding intelligent life on another planet.

So, Carl, how should we think about this phonetic alphabet and whether sperm whales are actually using it to talk to each other?

The scientists on this project are really careful to say that these results do not definitively prove what these sperm whale sounds are. There are a handful of possibilities here in terms of what this study could mean. And one of them is that the whales really are using full-blown language.

What they might be talking about, we don’t know. I mean, perhaps they like to talk about their travels over hundreds and thousands of miles. Maybe they’re talking about, you know, the giant squid that they caught last night. Maybe they’re gossiping about each other.

And you have to remember, sperm whales are incredibly social animals. They have relationships that last for decades. And they live in groups that are in clans of thousands of whales. I mean, imagine the opportunities for gossip.

These are all at least imaginable now. But it’s also possible that they are communicating with each other, but in a way that isn’t language as we know it. You know, maybe these sounds that they’re producing don’t add up to sentences. There’s no verb there. There’s no noun. There’s no structure to it in terms of how we think of language.

But maybe they’re still conveying information to each other. Maybe they’re somehow giving out who they are and what group they belong to. But it’s not in the form of language that we think of.

Right. Maybe it’s more kind of caveman like as in whale to whale, look, there, food.

It’s possible. But, you know, other species have evolved in other directions. And so you have to put yourself in the place of a sperm whale. You know, so think about this. They are communicating in the water. And actually, like sending sounds through water is a completely different experience than through the air like we do.

So a sperm whale might be communicating to the whale right next to it a few yards away, but it might be communicating with whales miles away, hundreds of miles away. They’re in the dark a lot of the time, so they don’t even see the whales right next to them. So it’s just this constant sound that they’re making because they’re in this dark water.

So we might want to imagine that such a species would talk the way we do, but there are just so many reasons to expect that whatever they’re communicating might be just profoundly different, so different that it’s actually hard for us to imagine. And so we need to really, you know, let ourselves be open to lots of possibilities.

And one possibility that some scientists have raised is that maybe language is just the wrong model to think about. Maybe we need to think about music. You know, maybe this strange typewriter, clickety clack is actually not like a Morse code message, but is actually a real song. It’s a kind of music that doesn’t necessarily convey information the way conversation does, but it brings the whales together.

In humans, like, when we humans sing together in choruses, it can be a very emotional experience. It’s a socially bonding experience, but it’s not really like the specific words that we’re singing that bring us together when we’re singing. It’s sharing the music together.

But at a certain point, we stop singing in the chorus, and we start asking each other questions like, hey, what are you doing for dinner? How are you going to get home? There’s a lot of traffic on the BQE. So we are really drawn to the possibility that whales are communicating in that same kind of a mode.

We’re exchanging information. We’re seeking out each other’s well-being and emotional state. And we’re building something together.

And I think that happens because, I mean, language is so fundamental to us as human beings. I mean, it’s like every moment of our waking life depends on language. We are talking to ourselves if we’re not talking to other people.

In our sleep, we dream, and there are words in our dreams. And we’re just stewing in language. And so it’s really, really hard for us to understand how other species might have a really complex communication system with hundreds of different little units of sound that they can use and they can deploy. And to think anything other than, well, they must be talking about traffic on the BQE. Like —

— we’re very human-centric. And we have to resist that.

So what we end up having here is a genuine breakthrough in our understanding of how whales interact. And that seems worth celebrating in and of itself. But it really kind of doubles as a lesson in humility for us humans when it comes to appreciating the idea that there are lots of non-human ways in which language can exist.

That’s right. Humility is always a good idea when we’re thinking about other animals.

So what now happens in this realm of research? And how is it that these scientists, these marine biologists and these computer scientists are going to try to figure out what exactly this alphabet amounts to and how it’s being used?

So what’s going to happen now is a real sea change in gathering data from whales.

So to speak.

So these scientists are now deploying a new generation of undersea microphones. They’re using drones to follow these whales. And what they want to do is they want to be recording sounds from the ocean where these whales live 24 hours a day, seven days a week. And so the hope is that instead of getting, say, a few 100 codas each year on recording, these scientists want to get several hundred million every year, maybe billions of codas every year.

And once you get that much data from whales, then you can start to do some really amazing stuff with artificial intelligence. So these scientists hope that they can use the same kind of artificial intelligence that is behind things like ChatGPT or these artificial intelligence systems that are able to take recordings of people talking and transcribing them into text. They want to use that on the whale communication.

They want to just grind through vast amounts of data, and maybe they will discover more phonetic letters in this alphabet. Who knows? Maybe they will actually find bigger structures, structures that could correspond to language.

If you go really far down this route of possibilities, the hope is that you would understand what sperm whales are saying to each other so well that you could actually create artificial sperm whale communication, and you could play it underwater. You could talk to the sperm whales. And they would talk back. They would react somehow in a way that you had predicted. If that happens, then maybe, indeed, sperm whales have something like language as we understand it.

And the only way we’re going to figure that out is if we figure out not just how they talk to themselves, but how we can perhaps talk to them, which, given everything we’ve been talking about here, Carl, is a little bit ironic because it’s pretty human-centric.

That’s right. This experiment could fail. It’s possible that sperm whales don’t do anything like language as we know it. Maybe they’re doing something that we can’t even imagine yet. But if sperm whales really are using codas in something like language, we are going to have to enter the conversation to really understand it.

We allege that Live Nation has illegally monopolized markets across the live concert industry in the United States for far too long. It is time to break it up.

On Thursday, the Justice Department sued the concert giant Live Nation Entertainment, which owns Ticketmaster, for violating federal antitrust laws and sought to break up the $23 billion conglomerate. During a news conference, Attorney General Merrick Garland said that Live Nation’s monopolistic tactics had hurt the entire industry of live events.

The result is that fans pay more in fees, artists have fewer opportunities to play concerts, smaller promoters get squeezed out, and venues have fewer real choices.

In a statement, Live Nation called the lawsuit baseless and vowed to fight it in court.

Ever since the discovery of whale songs almost 60 years ago, scientists have been trying to decipher the lyrics.

But sperm whales don’t produce the eerie melodies sung by humpback whales, sounds that became a sensation in the 1960s. Instead, sperm whales rattle off clicks that sound like a cross between Morse code and a creaking door. Carl Zimmer, a science reporter, explains why it’s possible that the whales are communicating in a complex language.
